【摘要】：隨著企業(yè)信息化建設(shè)進(jìn)程加快,傳統(tǒng)的水電勘測(cè)設(shè)計(jì)企業(yè)也在加強(qiáng)信息化、數(shù)字化項(xiàng)目的建設(shè),以實(shí)現(xiàn)業(yè)務(wù)系統(tǒng)優(yōu)化,提高設(shè)計(jì)效率和競(jìng)爭(zhēng)力。在此類軟件項(xiàng)目的建設(shè)過(guò)程中,往往需要多部門(mén)多專業(yè)參與,同時(shí)要求將實(shí)施及研發(fā)成果及時(shí)投入到生產(chǎn)應(yīng)用中。由于軟件項(xiàng)目的復(fù)雜性及不確定性較高,對(duì)于以設(shè)計(jì)為主營(yíng)業(yè)務(wù)的勘測(cè)設(shè)計(jì)企業(yè)來(lái)說(shuō),在軟件項(xiàng)目的管理中需要應(yīng)用系統(tǒng)性的項(xiàng)目管理方法,解決企業(yè)信息化、數(shù)字化項(xiàng)目快速發(fā)展建設(shè)過(guò)程中面臨的進(jìn)度管理等問(wèn)題。本文首先在收集和閱讀相關(guān)文獻(xiàn)的基礎(chǔ)上,對(duì)國(guó)內(nèi)外項(xiàng)目進(jìn)度管理進(jìn)行研究,在對(duì)相關(guān)理論進(jìn)行綜述的過(guò)程中對(duì)項(xiàng)目管理理論基礎(chǔ)、項(xiàng)目進(jìn)度管理等理論做了重點(diǎn)闡述,并將軟件類項(xiàng)目不同于傳統(tǒng)工程項(xiàng)目的特點(diǎn)進(jìn)行對(duì)比分析。在對(duì)A企業(yè)組織結(jié)構(gòu)特點(diǎn)與企業(yè)信息化部門(mén)數(shù)字中心的項(xiàng)目管理模式及管理現(xiàn)狀的研究中,總結(jié)了A企業(yè)軟件類項(xiàng)目管理存在的問(wèn)題及根源。文章以A企業(yè)數(shù)字中心典型的實(shí)施與開(kāi)發(fā)相結(jié)合的數(shù)字電氣平臺(tái)項(xiàng)目為實(shí)例,應(yīng)用項(xiàng)目管理的方法對(duì)項(xiàng)目進(jìn)行系統(tǒng)性的管理,尤其重點(diǎn)針對(duì)以往項(xiàng)目超期滯后較突出的問(wèn)題,重點(diǎn)開(kāi)展項(xiàng)目進(jìn)度管理研究。以工作結(jié)構(gòu)分解法、計(jì)劃評(píng)審技術(shù)、關(guān)鍵路徑法、工作責(zé)任矩陣、掙值管理的理論為應(yīng)用基礎(chǔ),進(jìn)行項(xiàng)目管理。在研究過(guò)程中對(duì)項(xiàng)目的計(jì)劃管理、變更管理、動(dòng)態(tài)監(jiān)控進(jìn)行了詳細(xì)的研究,應(yīng)用掙值管理對(duì)項(xiàng)目進(jìn)行進(jìn)度與成本的動(dòng)態(tài)監(jiān)控,在研究過(guò)程中還針對(duì)掙值分析法的不足,應(yīng)用基于關(guān)鍵路徑的掙值分析方法,將關(guān)鍵路徑與非關(guān)鍵路徑上的掙值加以區(qū)分,更精確的明確偏差來(lái)源,使項(xiàng)目各級(jí)人員對(duì)項(xiàng)目的進(jìn)展有更準(zhǔn)確的認(rèn)識(shí),并根據(jù)掙值分析結(jié)果及時(shí)采取措施使項(xiàng)目按期交付,項(xiàng)目的進(jìn)度得到了有效控制,研發(fā)成果及時(shí)轉(zhuǎn)換為生產(chǎn)應(yīng)用。在研究過(guò)程中對(duì)項(xiàng)目實(shí)施過(guò)程的方法進(jìn)行總結(jié)與提煉,為A企業(yè)軟件類項(xiàng)目的進(jìn)度管理提供了可行的項(xiàng)目管理方法及經(jīng)驗(yàn)。
[Abstract]:With the quickening of the construction process of enterprise informatization, the traditional hydropower survey and design enterprises are also strengthening the construction of informatization and digital projects, in order to realize the optimization of business system and improve the efficiency and competitiveness of design. In the construction process of such software projects, multi-department and multi-professional participation is often required, and the implementation and R & D results are required to be put into production and application in time. Because of the high complexity and uncertainty of the software project, it is necessary to apply the systematic project management method in the management of the software project to solve the informatization of the enterprise, for the survey and design enterprises which take the design as the main business. The progress management problems faced in the process of rapid development and construction of digital projects. Firstly, on the basis of collecting and reading relevant documents, this paper studies the project schedule management at home and abroad, and focuses on the theoretical basis of project management and project schedule management in the process of summarizing the relevant theories. The software project is different from the traditional project, and the characteristics of the software project are compared and analyzed. In this paper, the characteristics of organization structure of enterprise A and the project management mode and management status of digital center in enterprise information department are studied, and the existing problems and root causes of software project management in enterprise A are summarized. Taking the typical digital electric platform project of A enterprise digital center as an example, this paper applies the method of project management to the systematic management of the project, especially focusing on the outstanding problem of the overdue period of the project in the past. Focus on project schedule management research. Based on the theory of job structure decomposition, plan evaluation, critical path method, job responsibility matrix and earned value management, project management is carried out. In the research process, the plan management, change management and dynamic monitoring of the project are studied in detail. The earned value management is used to monitor the progress and cost of the project dynamically. In the research process, the deficiency of earned value analysis is also pointed out. The earned value analysis method based on critical path is applied to distinguish the earned value between critical path and non-critical path, and the source of deviation is more precise, so that the personnel at all levels of the project have a more accurate understanding of the progress of the project. According to the results of earned value analysis, timely measures are taken to make the project delivery on time, the progress of the project is effectively controlled, and the R & D results are converted into production and application in time. In the process of research, the methods of project implementation are summarized and refined, which provides a feasible project management method and experience for the progress management of software projects in A enterprise.
