偉創(chuàng)力公司供應(yīng)商管理中的潛在風(fēng)險(xiǎn)及其防范策略

【摘要】:供應(yīng)商與制造企業(yè)在資源共享、合作發(fā)展、互利雙贏的目標(biāo)驅(qū)動(dòng)下緊密攜手前行,相互依賴的程度越來(lái)越強(qiáng)烈,成為密不可分的利益共同體。供應(yīng)商關(guān)系與客戶關(guān)系一樣,對(duì)企業(yè)的生存和發(fā)展有著舉足輕重的作用。對(duì)企業(yè)來(lái)說(shuō),在對(duì)市場(chǎng)的快速反應(yīng)、協(xié)同合作方面享有便利的同時(shí),加強(qiáng)供應(yīng)商的風(fēng)險(xiǎn)管理杜絕各種機(jī)會(huì)主義帶來(lái)的危害就顯得十分必要。 偉創(chuàng)力是一家大型電子制造服務(wù)公司,在享有全球資源配置并與供應(yīng)商長(zhǎng)期的博弈中已形成了一套完善的供應(yīng)商管理體系。但是,隨著經(jīng)濟(jì)的競(jìng)爭(zhēng)環(huán)境越來(lái)越激烈,市場(chǎng)需求越來(lái)越復(fù)雜多變,對(duì)供應(yīng)商的靈活性、穩(wěn)定性要求也就越來(lái)越高。在這種背景下,研究偉創(chuàng)力公司供應(yīng)商的風(fēng)險(xiǎn)管理,最大可能地減少供應(yīng)商風(fēng)險(xiǎn)的不確定性給企業(yè)帶來(lái)的損失,對(duì)于企業(yè)的有效運(yùn)營(yíng)管理,提升整體供應(yīng)鏈的效率是本文的主要研究目的所在。 本文將供應(yīng)商管理與供應(yīng)鏈管理、供應(yīng)鏈風(fēng)險(xiǎn)管理等理論應(yīng)用到偉創(chuàng)力公司供應(yīng)商管理中的潛在風(fēng)險(xiǎn)與防范策略研究中。首先,對(duì)偉創(chuàng)力公司供應(yīng)商管理現(xiàn)狀進(jìn)行分析,并指出供應(yīng)商管理中存在的問(wèn)題及原因;其次,運(yùn)用因果分析法識(shí)別了影響偉創(chuàng)力公司供應(yīng)商管理的產(chǎn)品質(zhì)量風(fēng)險(xiǎn)、技術(shù)研發(fā)風(fēng)險(xiǎn)、供應(yīng)經(jīng)營(yíng)風(fēng)險(xiǎn)、價(jià)格成本風(fēng)險(xiǎn)、商業(yè)信用風(fēng)險(xiǎn)等五大風(fēng)險(xiǎn)因素;然后,通過(guò)專家打分與模糊綜合分析法建立風(fēng)險(xiǎn)評(píng)估模型量化供應(yīng)商管理風(fēng)險(xiǎn)大;其后,針對(duì)上述風(fēng)險(xiǎn)影響因素,在供應(yīng)商開(kāi)發(fā)選擇、供應(yīng)商參與合作等日常管理中制定出有效的風(fēng)險(xiǎn)控制與防范策略;最后,運(yùn)用本文研究結(jié)果對(duì)偉創(chuàng)力公司供應(yīng)商典型風(fēng)險(xiǎn)案例進(jìn)行了實(shí)證分析。 希望本文的研究、探索和實(shí)踐,能為偉創(chuàng)力公司供應(yīng)商的風(fēng)險(xiǎn)管理提供指導(dǎo)方向,進(jìn)而推動(dòng)整個(gè)電子制造行業(yè)加強(qiáng)對(duì)各類供應(yīng)商的風(fēng)險(xiǎn)管理。
[Abstract]:The suppliers and manufacturing enterprises, driven by the goal of resource sharing, cooperation and development, and mutual benefit and win-win situation, move forward hand in hand and rely on each other more and more intensively, and become an inseparable community of interests. Supplier relationship, like customer relationship, plays an important role in the survival and development of enterprises. For enterprises, it is necessary to strengthen the risk management of suppliers to eliminate the harm brought by opportunism while the quick response to the market and cooperation is convenient. Flextronics is a large electronic manufacturing service company, which has formed a perfect supplier management system in the long game of global resource allocation and suppliers. However, with the economic competition environment becoming more and more fierce, the market demand is more and more complex and changeable, so the flexibility and stability of suppliers are required more and more. In this context, the risk management of the supplier of Flextronics is studied to minimize the loss caused by the uncertainty of the supplier risk, and the effective operation management of the enterprise. Improving the efficiency of the whole supply chain is the main purpose of this paper. In this paper, the theories of supplier management and supply chain risk management are applied to the study of potential risks and preventive strategies in the supplier management of Flextronics. Firstly, it analyzes the current situation of supplier management in Flextronics, and points out the problems and causes in supplier management. Secondly, it identifies the product quality risk that affects the supplier management of Flextronics by using causality analysis. Technology R & D risk, supply management risk, price cost risk, commercial credit risk, etc. Then, the risk assessment model is established to quantify the risk of supplier management through expert scoring and fuzzy comprehensive analysis. In view of the above risk influencing factors, the effective risk control and prevention strategies are worked out in the daily management of supplier development and selection, supplier participation and cooperation. Based on the results of this paper, the typical risk case of the supplier of Flextronics is analyzed empirically. It is hoped that the research, exploration and practice of this paper can provide guidance for the risk management of the suppliers of Flextronics, and then promote the electronic manufacturing industry to strengthen the risk management of all kinds of suppliers.
