【摘要】：水電作為開發(fā)技術成熟的清潔能源,在一次性投資后,后期的主要成本是運行管理和檢修維護。同時因為水電因其在調峰調頻的優(yōu)勢,在我國整個發(fā)電行業(yè)占的比例較大。目前,我國正在逐步實施電量競價上網,企業(yè)的成本控制問題日漸突顯。QJ檢修公司隸屬于NJ集團下的QJ公司,隨著近幾年NJ集團的發(fā)展,其部分下屬的小型水電站陸續(xù)邀請QJ檢修公司進行B級及以上檢修。QJ檢修公司在為NJ集團小水電機組檢修時并未開展實質性的成本核算。對QJ公司而言,下轄三個流域梯級電站,電量的競價上網使電量價格的構成成為制勝點,QJ公司必須從多個渠道來降低生產成本。電廠除了日常運維,檢修是構成該成本主要成分之一,成本的壓縮空間與檢修企業(yè)相應的管理水平成反比。從另一方面講,QJ檢修公司利用探索部分業(yè)務的市場化作為“整體市場化”過渡,也將為QJ公司開拓新的盈利領域,有利于為企業(yè)發(fā)展謀劃新的戰(zhàn)略。本文通過對水電檢修行業(yè)的分析研究,認為水電站檢修市場隨著水電開發(fā)利用的進程將突顯前景,QJ檢修公司檢修業(yè)務市場化具有必要性;本文在運用7-S分析QJ檢修公司的主要業(yè)務范圍、組織結構、流程等的基礎上,運用五力模型、SWOT分析對QJ檢修公司部分檢修業(yè)務市場化的戰(zhàn)略可行性進行了初步分析;運用風險辨識和管理法對檢修市場化的風險進行辨識并提出相應的建議策略,為QJ檢修公司進行了初步戰(zhàn)略分析。本文最后從發(fā)展模式以及具體的6個發(fā)展途徑為檢修業(yè)務市場化提出了參考意見和建議。
[Abstract]:Hydropower as a clean energy with mature technology, after one-time investment, the main cost in the later stage is operation management and maintenance. At the same time, because of its advantages in peak-regulation and frequency modulation, hydropower occupies a large proportion in the whole power generation industry in China. At present, our country is gradually implementing the electricity price bidding, the cost control problem of the enterprise is increasingly prominent. QJ overhaul company belongs to the QJ company under the NJ group. With the development of the NJ group in recent years, Some of its small hydropower stations have invited QJ maintenance company to carry out maintenance and repair above class B. QJ overhaul company has not carried out substantial cost accounting when it overhauls small hydropower units of NJ Group. For QJ Company, three river basin cascade power stations are under the jurisdiction, and the price of electricity price becomes the winning point. QJ Company must reduce the production cost from many channels. In addition to daily operation and maintenance, maintenance is one of the main components of the cost, and the compressed space of the cost is inversely proportional to the corresponding management level of the overhaul enterprise. On the other hand, QJ overhaul Company will explore the marketization of some business as a "whole marketization" transition, which will also open up new profit areas for QJ Company and help to plan a new strategy for the development of enterprises. Based on the analysis and study of hydropower maintenance industry, this paper holds that the market of hydropower station maintenance will highlight the necessity of marketization of maintenance business of QJ maintenance company with the development of hydropower development and utilization. On the basis of 7-S analysis of the main business scope, organization structure and process of QJ maintenance Company, this paper makes a preliminary analysis on the strategic feasibility of the marketization of part of the repair business of QJ maintenance Company by using the five-force model SWOT analysis. The risk identification and management method is used to identify the risk of maintenance marketization, and the corresponding suggestions are put forward, and the preliminary strategic analysis for QJ maintenance company is carried out. At the end of this paper, some suggestions and suggestions are put forward from the development mode and six specific development ways for the maintenance business marketization.
