【摘要】:EPC總承包模式是近年來興起并得到迅速發(fā)展的一種項(xiàng)目管理模式,是以設(shè)計(jì)、采購、施工全過程參與和主導(dǎo)為特點(diǎn)的總承包模式,由于其在控制成本、確保質(zhì)量、保證項(xiàng)目工期等方面的優(yōu)勢明顯,已越來越得到項(xiàng)目業(yè)主的認(rèn)可。EPC項(xiàng)目能否成功很大程度取決于總承包方在設(shè)計(jì)、采購和施工等方面的技術(shù)和綜合管理能力,而此又是由項(xiàng)目設(shè)計(jì)的質(zhì)量和設(shè)計(jì)管理的水平所決定。由此可見設(shè)計(jì)管理的重要性。EPC項(xiàng)目中的設(shè)計(jì)管理是指在設(shè)計(jì)活動中通過計(jì)劃、組織、領(lǐng)導(dǎo)、控制等,促使項(xiàng)目既定目標(biāo)得以實(shí)現(xiàn)的動態(tài)過程。它不是簡單的項(xiàng)目設(shè)計(jì)階段的設(shè)計(jì)管理,而是貫穿項(xiàng)目建設(shè)的全過程。是項(xiàng)目建設(shè)全過程管理中的一個重要管理維度。目前,國內(nèi)外工程建設(shè)領(lǐng)域的學(xué)者和從業(yè)人員對EPC總承包模式做了大量的研究和探索,但是從設(shè)計(jì)管理的角度研究的還相對較少。結(jié)合EPC總承包項(xiàng)目的研究現(xiàn)狀,本文首先對EPC總承包的特點(diǎn)、優(yōu)缺點(diǎn)、設(shè)計(jì)分析、價值工程理論、可持續(xù)設(shè)計(jì)理論以及可施工性等理論進(jìn)行了綜述;然后以此為參照,對作者本人實(shí)際參與的多晶硅工廠EPC項(xiàng)目的設(shè)計(jì)管理從工作范圍、設(shè)計(jì)組織和設(shè)計(jì)管理措施三方面,進(jìn)行了較為系統(tǒng)的案例研究。其中,在工作范圍方面,全面總結(jié)了案例項(xiàng)目在施工圖設(shè)計(jì)、設(shè)計(jì)采購服務(wù)以及設(shè)計(jì)施工服務(wù)等三個方面的工作內(nèi)容;在設(shè)計(jì)組織方面,系統(tǒng)考察了案例項(xiàng)目的設(shè)計(jì)組織機(jī)構(gòu)、設(shè)計(jì)組織過程、設(shè)計(jì)組織溝通和設(shè)計(jì)績效考核方法等;在設(shè)計(jì)管理措施方面,基于項(xiàng)目管理視角,較為系統(tǒng)地梳理了案例項(xiàng)目與設(shè)計(jì)管理相關(guān)的進(jìn)度管理、質(zhì)量管理、費(fèi)用管理和風(fēng)險(xiǎn)管理措施。綜合上述案例分析,論文也分析了工作中的不足之處,并提出了對后續(xù)項(xiàng)目的進(jìn)一步改進(jìn)建議。在本文的研究分析過程中,采用文獻(xiàn)資料法、專家訪談法,并結(jié)合實(shí)際的項(xiàng)目工作實(shí)踐觀察,以及理論聯(lián)系實(shí)際的方法,基于項(xiàng)目管理視角,對案例項(xiàng)目的設(shè)計(jì)管理過程進(jìn)行了全面的分析總結(jié),提出了案例項(xiàng)目中好的做法、經(jīng)驗(yàn)和存在的問題,有助于總包單位設(shè)計(jì)管理能力的提高,給類似項(xiàng)目的設(shè)計(jì)管理策略提供了參考。
[Abstract]:EPC general contracting mode is a kind of project management mode which has been rising and developing rapidly in recent years. It is a general contracting mode characterized by the participation and leading of the whole process of design, procurement and construction, because of its cost control and quality assurance. The success of the EPC project depends to a great extent on the technical and comprehensive management ability of the general contractor in design, procurement and construction. This, in turn, is determined by the quality of the project design and the level of design management. It can be seen that the importance of design management. Design management in EPC project is a dynamic process which can promote the realization of the established goal of the project through planning, organizing, leading, controlling and so on. It is not the simple design management of the project design stage, but runs through the whole process of the project construction. It is an important management dimension in the whole process of project construction management. At present, scholars and practitioners in the field of engineering construction at home and abroad have done a lot of research and exploration on the general contracting mode of EPC, but the research from the point of view of design management is relatively small. Combined with the current research situation of EPC general contracting project, this paper firstly summarizes the characteristics, advantages and disadvantages, design analysis, value engineering theory, sustainable design theory and constructability theory of EPC general contracting project, and then takes this as a reference. This paper makes a systematic case study on the design and management of the EPC project of the polysilicon factory in which the author actually participates from three aspects: the scope of work, the design organization and the design management measures. In the aspect of work scope, the paper summarizes the work contents of case project in three aspects: construction drawing design, design procurement service and design construction service; in the aspect of design organization, the design organization of case project is systematically investigated. Design organization process, design organization communication and design performance evaluation methods, etc. In the design management measures, based on the project management perspective, systematically combing the case project and design management related progress management, quality management, Cost management and risk management measures. Based on the above case studies, the paper also analyzes the shortcomings of the work, and puts forward suggestions for further improvement of the follow-up projects. In the course of the research and analysis of this paper, the author adopts the method of literature, expert interview, and combined with the practical observation of project work, and the method of combining theory with practice, based on the perspective of project management. This paper makes a comprehensive analysis and summary of the design management process of the case project, and puts forward the good practice, experience and existing problems in the case project, which is helpful to the improvement of the design management ability of the general contracting unit. It provides a reference for the design management strategy of similar projects.
