面向機(jī)械產(chǎn)品制造的項(xiàng)目進(jìn)度管理技術(shù)研究

【摘要】:隨著科技的日益發(fā)展,市場競爭也越來越趨于白熱化,機(jī)械制造企業(yè)為了確保在市場上占據(jù)一席之地,求得生存和發(fā)展,必須加快產(chǎn)品的更新?lián)Q代,提高產(chǎn)品的創(chuàng)新研發(fā)的效率。如何提高企業(yè)研發(fā)的能力和工作的效率,其關(guān)鍵就在于對企業(yè)對項(xiàng)目的管理和進(jìn)度的控制,F(xiàn)在機(jī)械制造企業(yè)的企業(yè)活動都是以項(xiàng)目的形式來進(jìn)行的。而機(jī)械制造企業(yè)所涉及到的項(xiàng)目,其規(guī)模越來越大,涉及到的專業(yè)也愈加廣泛與多樣,其內(nèi)部關(guān)系也愈加錯綜復(fù)雜,所要調(diào)動的資源數(shù)量與種類相對以往也更加巨大和復(fù)雜。因此提高項(xiàng)目管理水平對于每一個制造企業(yè)都是至關(guān)重要。本文根據(jù)機(jī)械制造企業(yè)項(xiàng)目的特點(diǎn),針對制造業(yè)在項(xiàng)目管理上存在的問題:實(shí)施過程中中遠(yuǎn)期目標(biāo)不明確,任務(wù)計劃規(guī)劃不清晰;產(chǎn)品開發(fā)僅憑項(xiàng)目經(jīng)理的經(jīng)驗(yàn)進(jìn)行管理,缺乏流程管理,各部門各自為政,無法統(tǒng)一協(xié)調(diào);在項(xiàng)目進(jìn)度的監(jiān)控與管理上缺乏預(yù)見性,計劃的執(zhí)行常常流于形式,無法起到應(yīng)有的作用;項(xiàng)目經(jīng)理缺乏必要的項(xiàng)目管理知識和技能,無法解決項(xiàng)目突發(fā)情況等,進(jìn)行了深入研究。提出了一個合理有效的解決方案,主要內(nèi)容有以下幾點(diǎn):首先,針對項(xiàng)目進(jìn)度計劃的制定,引入了關(guān)鍵鏈技術(shù)以及緩沖機(jī)制的思想,對項(xiàng)目任務(wù)的工期進(jìn)行科學(xué)的估算,并且對任務(wù)的緩沖區(qū)進(jìn)行統(tǒng)一管理分配,避免了傳統(tǒng)方法制定項(xiàng)目工期時出現(xiàn)的水分。其次,對于項(xiàng)目進(jìn)度信息的獲取和反饋,提出了基于文檔驅(qū)動的項(xiàng)目進(jìn)度控制模型,將項(xiàng)目任務(wù)進(jìn)度信息進(jìn)行量化計算,實(shí)現(xiàn)了項(xiàng)目進(jìn)度信息的自動、實(shí)時、準(zhǔn)確的反饋,以便項(xiàng)目參與人員對項(xiàng)目進(jìn)度信息的獲取。最后,針對以往項(xiàng)目進(jìn)度預(yù)警困難,警報信息不準(zhǔn)確,反饋速度不及時等問題,提出了多級項(xiàng)目進(jìn)度預(yù)警機(jī)制,多角度的對項(xiàng)目進(jìn)度信息進(jìn)行分析預(yù)警,使項(xiàng)目參與者全面掌控項(xiàng)目的實(shí)施。根據(jù)以上的研究結(jié)果,本論文進(jìn)行了具體的實(shí)踐驗(yàn)證,將提出的相關(guān)模型、算法以及技術(shù)融入到基于PDM的項(xiàng)目進(jìn)度管理系統(tǒng)的研究和開發(fā)中來。通過在企業(yè)里的實(shí)際應(yīng)用檢測,該系統(tǒng)取得了良好的使用效果,驗(yàn)證了上述思想和技術(shù)的合理性和科學(xué)性。
[Abstract]:With the development of science and technology, market competition is becoming more and more intense. In order to ensure a place in the market for survival and development, mechanical manufacturing enterprises must speed up the upgrading of products. Improve the efficiency of product innovation and R & D. How to improve the R & D ability and work efficiency of enterprises, the key is to control the project management and progress. At present, the enterprise activities of machinery manufacturing enterprises are carried out in the form of projects. The projects involved in the machinery manufacturing enterprises are becoming larger and larger, involving more extensive and diverse specialties, more intricate internal relations, and the amount and types of resources to be mobilized are more huge and complex than before. Therefore, it is very important for every manufacturing enterprise to improve the level of project management. According to the characteristics of the project in the mechanical manufacturing enterprise, this paper aims at the problems existing in the project management of the manufacturing industry: the long-term goal is not clear, the task plan is not clear, the product development is managed only by the experience of the project manager. Lack of process management, the departments can not be unified and coordinated, in the monitoring and management of project progress lack of foresight, the implementation of the plan is often a mere formality, can not play its due role; The project manager lacks the necessary knowledge and skills of project management, and can not solve the unexpected situation of the project. A reasonable and effective solution is proposed. The main contents are as follows: firstly, the key chain technology and buffer mechanism are introduced to estimate the duration of the project. And the buffer of the task is managed and allocated uniformly to avoid the moisture that occurs when the traditional method is used to make the project duration. Secondly, for obtaining and feedback of project progress information, a documentation-driven project schedule control model is proposed. The project task schedule information is quantified to realize the automatic, real-time and accurate feedback of project progress information. For project participants to obtain information on the progress of the project. Finally, aiming at the problems such as difficulty of project progress warning, inaccurate warning information and untimely feedback speed, a multi-level project progress warning mechanism is put forward, and the project progress information is analyzed and forewarned from many angles. Enable the project participants to take full control of the implementation of the project. According to the above research results, this paper has carried on the concrete practice verification, will put forward the related model, the algorithm and the technology into the research and the development of the project schedule management system based on PDM. Through the practical application in the enterprise, the system has achieved good application effect, and verified the rationality and scientific nature of the thought and technology mentioned above.
