【摘要】：AB公司是一家以技術(shù)為主導(dǎo),專業(yè)從事研發(fā)設(shè)計(jì)、生產(chǎn)制造、銷售服務(wù)高壓柱塞泵和配套高壓清洗設(shè)備的高科技企業(yè),服務(wù)于化工、電廠、石油、冶金等行業(yè)。面臨激烈的市場(chǎng)競(jìng)爭(zhēng),要求提升研發(fā)質(zhì)量、降低研發(fā)周期和成本,亟需改進(jìn)其產(chǎn)品研發(fā)項(xiàng)目管理。本文先對(duì)項(xiàng)目管理的九大體系進(jìn)行了介紹。其次針對(duì)研發(fā)項(xiàng)目,分別從研發(fā)戰(zhàn)略,研發(fā)流程管理,研發(fā)組織管理等進(jìn)行相關(guān)介紹。本文從AB公司研發(fā)項(xiàng)目的管理現(xiàn)狀入手,通過(guò)研發(fā)戰(zhàn)略、研發(fā)流程及研發(fā)項(xiàng)目管理等方面反應(yīng)出的問(wèn)題,分析了AB公司在實(shí)施研發(fā)項(xiàng)目管理中所遇到的主要困難。通過(guò)參考國(guó)內(nèi)其他制造企業(yè)實(shí)施研發(fā)項(xiàng)目管理的實(shí)際情況,運(yùn)用項(xiàng)目管理理論,設(shè)計(jì)出一套適合AB公司發(fā)展研發(fā)項(xiàng)目管理及實(shí)施的管理模式。AB公司的研發(fā)項(xiàng)目管理模式的構(gòu)建是以戰(zhàn)略為中心,通過(guò)結(jié)合“門徑式研發(fā)項(xiàng)目管理”理論,完善了研發(fā)項(xiàng)目的管理流程。實(shí)現(xiàn)了流程管理的分階段控制。使用項(xiàng)目管理的科學(xué)方法對(duì)研發(fā)項(xiàng)目進(jìn)行管理。本文從AB公司實(shí)際出發(fā),提出了一套適合AB公司的研發(fā)項(xiàng)目管理的改進(jìn)措施:設(shè)立研發(fā)戰(zhàn)略、優(yōu)化研發(fā)流程、重建組織結(jié)構(gòu)、設(shè)計(jì)項(xiàng)目計(jì)劃管理、溝通管理及進(jìn)度管理。通過(guò)這些措施,達(dá)到提高產(chǎn)品質(zhì)量、控制研發(fā)成本、加快研發(fā)進(jìn)度的目的,從而為提升AB公司在高壓水射流領(lǐng)域的地位做出貢獻(xiàn)。以項(xiàng)目管理的科學(xué)管理方法,對(duì)研發(fā)項(xiàng)目進(jìn)行管理,提出通過(guò)以戰(zhàn)略為核心的新型研發(fā)項(xiàng)目管理模式,本文的成果可以為類似的企業(yè)在實(shí)施研發(fā)項(xiàng)目管理上提供經(jīng)驗(yàn)借鑒。
[Abstract]:AB Company is a technology-led, specialized in R & D, design, production, manufacturing, sales and service of high-pressure piston pumps and supporting high-pressure cleaning equipment high-tech enterprises, serving chemical, power plants, petroleum, Facing the fierce market competition, metallurgical industry needs to improve R & D quality, reduce R & D cycle and cost, and urgently improve its product R & D project management. From R & D strategy, R D process management, R D organization management and so on. This paper starts with the current situation of R & D project management in AB Company, through R D strategy, R D process and R D project management, etc. This paper analyzes the main difficulties encountered by AB Company in the implementation of R & D project management. By referring to the actual situation of other domestic manufacturing enterprises implementing R & D project management, this paper applies the theory of project management. Design a set of management mode suitable for AB company to develop and implement R & D project management. The construction of R & D project management mode of AB Company is based on strategy and combines with the theory of "door type R & D project management". The management process of R & D project has been perfected, the phased control of process management has been realized, and the scientific method of project management has been used to manage the R & D project. This paper puts forward a set of measures to improve R & D project management suitable for AB company: establishing R & D strategy, optimizing R & D process, reconstructing organizational structure, designing project planning management, communication management and schedule management. In order to improve product quality, control the cost of R & D and accelerate the progress of R & D, we can contribute to the improvement of AB Company's position in the field of high pressure water jet, and manage the R & D project with the scientific management method of project management. This paper puts forward a new model of R & D project management with strategy as the core. The results of this paper can be used as a reference for similar enterprises in implementing R & D project management.
