【摘要】:企業(yè)的管理水平影響著企業(yè)的經(jīng)營(yíng)狀況與盈利水平,在項(xiàng)目制的企業(yè)中,管理項(xiàng)目進(jìn)度的水平反映著該企業(yè)的管理水平。當(dāng)前常用的項(xiàng)目進(jìn)度管理方法是關(guān)鍵路徑法和計(jì)劃評(píng)審技術(shù),這兩種方法為企業(yè)的進(jìn)度管理和任務(wù)分配提供了理論基礎(chǔ),以此受益的企業(yè)數(shù)不勝數(shù)。然而隨著柔性化、定制化等生產(chǎn)要求的提出,多項(xiàng)目并發(fā)的情況日益普遍,項(xiàng)目工期的控制更趨嚴(yán)格,成本控制更是眾多企業(yè)追求的戰(zhàn)略優(yōu)勢(shì)。這種情況下,傳統(tǒng)的項(xiàng)目管理技術(shù)已經(jīng)無(wú)法滿足當(dāng)前的管理需求,而基于約束理論的關(guān)鍵鏈技術(shù)的出現(xiàn)和廣泛研究,為解決了這一問(wèn)題指明了方向。關(guān)鍵鏈理論與傳統(tǒng)方法最大的區(qū)別在于關(guān)鍵鏈理論考慮了資源的約束,它把資源的約束附加到工序約束上,通過(guò)緩沖區(qū)的設(shè)置和管理,減少管理中由于人為因素和不確定因素導(dǎo)致的工期延期。同時(shí),資源約束理論為多項(xiàng)目并行的項(xiàng)目進(jìn)度管理困境指出了解決方向,受限資源的調(diào)配也成為當(dāng)今學(xué)術(shù)界的研究方向。本文首先回顧了傳統(tǒng)的項(xiàng)目管理理論,然后結(jié)合國(guó)內(nèi)外的研究現(xiàn)狀,對(duì)關(guān)鍵鏈技術(shù)的各個(gè)要點(diǎn)進(jìn)行了詳細(xì)的分析。同時(shí),結(jié)合企業(yè)案例,對(duì)多項(xiàng)目進(jìn)度延誤問(wèn)題進(jìn)行原因分析,并提出改進(jìn)策略。本文針對(duì)多項(xiàng)目條件下受限資源的調(diào)配方式給出了有益的探索方案,同時(shí)使用根方差法來(lái)設(shè)置緩沖區(qū),并通過(guò)考察緩沖區(qū)消耗與項(xiàng)目進(jìn)度的比例,改進(jìn)現(xiàn)有緩沖區(qū)管理方法。最后通過(guò)自主編制信息化軟件來(lái)驗(yàn)證理論模型,取得了正面的效果。
[Abstract]:The management level of the enterprise affects the operating condition and the profit level of the enterprise. The level of project schedule management reflects the management level of the enterprise. At present, the common methods of project schedule management are the critical path method and the plan review technology, which provide the theoretical basis for the schedule management and task assignment of the enterprise. However, with the introduction of production requirements such as flexibility and customization, the concurrency of multi-projects is becoming more and more common, and the control of project duration becomes more stringent. Cost control is a strategic advantage pursued by many enterprises. In this case, the traditional project management technology can no longer meet the current management needs, and the emergence and extensive research of key chain technology based on constraint theory. The biggest difference between the critical chain theory and traditional methods is that the critical chain theory considers the constraints of resources, which attach the constraints of resources to process constraints, and set and manage buffer zones. At the same time, the theory of resource constraint points out the way to solve the difficulties of multi-project parallel project schedule management. The allocation of restricted resources has also become the research direction of the academic circles. This paper reviews the traditional project management theory, and then analyzes the key points of the key chain technology in detail according to the current research situation at home and abroad. Based on the enterprise case, this paper analyzes the reasons for the delay in the progress of multi-projects, and puts forward the improvement strategy. This paper presents a beneficial exploration scheme for the allocation of limited resources under multi-project conditions, and sets up buffer zones by using the root variance method at the same time, the method of root variance is used to set up the buffer zone. By investigating the ratio of buffer consumption to project schedule, the existing buffer management method is improved. Finally, the theoretical model is verified by independently compiling information software, and the positive results are obtained.
