【摘要】：隨著城市化和鋼結(jié)構(gòu)建筑的推廣，催生了全國各地鋼結(jié)構(gòu)制造企業(yè)的快速發(fā)展，鋼結(jié)構(gòu)制造企業(yè)的良好發(fā)展對國民經(jīng)濟(jì)建設(shè)具有重要的現(xiàn)實和歷史意義。鋼結(jié)構(gòu)制造企業(yè)是典型的面向訂單設(shè)計型企業(yè)，其生產(chǎn)為項目型制造，具有訂單隨機(jī)性、客戶高度定制、生產(chǎn)一次性、制造周期長、產(chǎn)品體量大類型復(fù)雜、多項目同時運(yùn)作、生產(chǎn)環(huán)境不確定因素多等特點。企業(yè)傳統(tǒng)的管理方式尤其計劃管理方式，如單項目管理、關(guān)鍵路徑法、計劃評審技術(shù)，已不能滿足企業(yè)的現(xiàn)實需求，常常出現(xiàn)資源沖突、計劃協(xié)調(diào)和執(zhí)行差、人為影響、交貨期延遲等情況。因此，本文基于對鋼結(jié)構(gòu)制造企業(yè)特點和需求的理解，研究并提出了鋼結(jié)構(gòu)制造企業(yè)的關(guān)鍵鏈多項目計劃管理體系、生產(chǎn)計劃與進(jìn)度控制方法，具有一定的理論與實踐意義。 首先，本文在總結(jié)國內(nèi)外已有關(guān)鍵鏈理論研究的基礎(chǔ)上，介紹了鋼結(jié)構(gòu)制造企業(yè)生產(chǎn)與產(chǎn)品特點、資源特點以及多項目管理特點，分析了多項目管理現(xiàn)狀及問題，，指出了關(guān)鍵鏈解決這些問題的優(yōu)勢，探討了鋼結(jié)構(gòu)企業(yè)推行關(guān)鍵鏈多項目管理的必要性。 其次，在研究推式和拉式計劃相結(jié)合，關(guān)鍵鏈思想與最后計劃者體系相結(jié)合的基礎(chǔ)上，建立了關(guān)鍵鏈多項目計劃管理體系。并設(shè)計了關(guān)鍵鏈多項目管理組織結(jié)構(gòu)及流程，以滿足和配合關(guān)鍵鏈多項目計劃管理體系的要求。 再次，重點從生產(chǎn)計劃制定、進(jìn)度控制兩方面研究了鋼結(jié)構(gòu)制造企業(yè)生產(chǎn)計劃與控制管理。論文提出了基于關(guān)鍵鏈的生產(chǎn)計劃制定與優(yōu)化過程，包括項目優(yōu)先權(quán)評定、產(chǎn)品流程建立、關(guān)鍵鏈調(diào)度項目、鼓資源配置與協(xié)調(diào)、關(guān)鍵材料和門的設(shè)置；在生產(chǎn)進(jìn)度控制方面，構(gòu)建了關(guān)鍵鏈緩沖進(jìn)度控制機(jī)制。 最后，將研究結(jié)果應(yīng)用到一家鋼結(jié)構(gòu)制造企業(yè)中，就本文所提出的方法進(jìn)行了實證分析。具體分析了公司多項目管理存在的問題，以此為導(dǎo)向，改善了公司組織結(jié)構(gòu)，并以實例說明了關(guān)鍵鏈多項目生產(chǎn)與控制方法的應(yīng)用過程。
[Abstract]:Along with the urbanization and the promotion of steel structure building, the rapid development of steel structure manufacturing enterprises in all parts of the country has been spawned. The good development of steel structure manufacturing enterprises has important realistic and historical significance for the national economic construction. Steel structure manufacturing enterprise is a typical order-oriented design enterprise, its production is project-based manufacturing, with order randomness, customer highly customized, one-off production, long manufacturing cycle, product volume large type complex, multi-project operation at the same time. There are many uncertain factors in the production environment. The traditional management methods of enterprises, such as single project management, critical path method and plan review technology, can not meet the actual needs of enterprises, and there are often resource conflicts, poor plan coordination and execution, and artificial influence. Delay in delivery, etc. Therefore, based on the understanding of the characteristics and requirements of steel structure manufacturing enterprises, this paper studies and puts forward the key chain multi-project planning management system, production planning and schedule control methods of steel structure manufacturing enterprises, which has certain theoretical and practical significance. First of all, on the basis of summarizing the research of key chain theory at home and abroad, this paper introduces the production and product characteristics, resource characteristics and multi-project management characteristics of steel structure manufacturing enterprises, and analyzes the current situation and problems of multi-project management. This paper points out the advantages of key chain to solve these problems, and probes into the necessity of carrying out multi-project management of key chain in steel structure enterprises. Secondly, based on the research on the combination of push and pull planning, the key chain idea and the final planner system, a key chain multi-project planning management system is established. The organization structure and process of key chain multi-project management are designed to meet and cooperate with the requirements of key chain multi-project planning management system. Thirdly, the production planning and control management of steel structure manufacturing enterprises are studied in terms of production planning and schedule control. The paper puts forward the production planning and optimization process based on key chain, including project priority evaluation, product flow establishment, key chain scheduling project, drum resource allocation and coordination, key material and door setting, production schedule control. The key chain buffer schedule control mechanism is constructed. Finally, the research results are applied to a steel structure manufacturing enterprise, and the method proposed in this paper is analyzed empirically. This paper analyzes the problems existing in the multi-project management of the company, improves the organizational structure of the company, and illustrates the application process of the key chain multi-project production and control method with an example.
