【摘要】：QS工廠自2000年成立以來,一直專注于原始設(shè)計制造(ODM)薄型光驅(qū)的生產(chǎn),然而筆記本電腦輕薄化導(dǎo)致需求衰退。2012年轉(zhuǎn)型成為固態(tài)硬盤電子制造服務(wù)企業(yè)(EMS),轉(zhuǎn)型帶來的管理問題日漸突出,特別是制造業(yè)務(wù)流程環(huán)節(jié),已無法滿足要求。作為一種比較先進的業(yè)務(wù)流程變革方法,價值鏈的業(yè)務(wù)流程優(yōu)化是解決企業(yè)業(yè)務(wù)流程問題的的主要途徑。因此用這種方法來優(yōu)化工廠的制造業(yè)務(wù)流程,就是本文研究的重要目的。本文通過對價值鏈分析方法和業(yè)務(wù)流程再造理論的研究,結(jié)合QS工廠制造業(yè)務(wù)流程的實際狀況,通過深入的探討與分析,借助重要性-績效方法界定出需要優(yōu)化的制造業(yè)務(wù)的核心流程,分別是物料收存發(fā)流程、生產(chǎn)計劃流程、基板制造流程。并對這三個的流程進行現(xiàn)狀描述,找出存在的問題,分析其中的原因,提出優(yōu)化方案設(shè)計,構(gòu)建實施保障措施,建立效果評價機制,通過設(shè)計方案實施優(yōu)化對應(yīng)的業(yè)務(wù)流程。通過本文的研究,論證了像QS工廠這樣的電子制造服務(wù)企業(yè),運用價值鏈的業(yè)務(wù)流程再造方法可以優(yōu)化企業(yè)的業(yè)務(wù)流程。主要表現(xiàn)為:可以優(yōu)化業(yè)務(wù)流程的人力資源配置,構(gòu)建以客戶導(dǎo)向的組織結(jié)構(gòu)體系,樹立以流程為中心的工作觀念,引入信息系統(tǒng)可以提升業(yè)務(wù)流程的溝通效能與數(shù)據(jù)采集能力,因地制宜的導(dǎo)入自動化輔助設(shè)施可以簡化工廠內(nèi)部的業(yè)務(wù)流程,提升工廠業(yè)務(wù)流程的價值創(chuàng)造能力。
[Abstract]:QS factory since its establishment in 2000, has been focusing on the original design and manufacture of ODM) thin optical drive production. In 2012, it became a solid state hard disk electronic manufacturing service enterprise. The management problems caused by the transformation became increasingly prominent, especially in the manufacturing business process. Can no longer meet the requirements. As a more advanced business process change method. The business process optimization of the value chain is the main way to solve the enterprise business process problem, so this method is used to optimize the manufacturing business process of the factory. Is the important purpose of this study. Through the value chain analysis method and business process reengineering theory, combined with the actual situation of QS factory manufacturing business process, through in-depth discussion and analysis. With the help of materiality-performance method, the core processes of manufacturing business that need to be optimized are defined, namely, material storage and distribution process, production planning process, substrate manufacturing process, and the status quo of these three processes is described. Find out the existing problems, analyze the reasons, put forward to optimize the scheme design, build the implementation of security measures, establish the effectiveness evaluation mechanism, through the design scheme to optimize the corresponding business processes. Through the study of this paper. This paper demonstrates that electronic manufacturing service enterprises such as QS factory can optimize the business process by using the business process reengineering method of the value chain, mainly as follows: the human resource allocation of the business process can be optimized. Building a customer-oriented organizational structure system, establishing a process-centric concept of work, introducing information systems can enhance the communication efficiency of business processes and the ability of data collection. The introduction of automatic auxiliary facilities can simplify the business process and enhance the value creation ability of the plant business process.
