【摘要】:近兩年國外和國內(nèi)煤化工競爭異常激烈,尤其是國際油價(jià)下跌和國內(nèi)煤化工產(chǎn)能過剩,造成公司產(chǎn)品價(jià)格低下,企業(yè)利潤下降嚴(yán)重。為了進(jìn)一步提高企業(yè)的競爭力,不少煤化工企業(yè)開始探索延長煤化工大修周期,縮短大修時(shí)間,以達(dá)到減少大修成本的目的。A公司屬于以煤為原料生產(chǎn)甲醇、醋酸和醋酸乙酯的新型煤化工生產(chǎn)基地。面臨競爭激烈的環(huán)境,作為煤化工的新型示范性基地,迫切需要保證大修質(zhì)量以及安全,縮短大修時(shí)間,提升公司的競爭力。本文以A公司為例,闡述了公司進(jìn)行大修項(xiàng)目管理的背景和意義,分析了A公司大修檢修項(xiàng)目、大修的基本情況和面臨的問題。然后,基于WBS對大修項(xiàng)目進(jìn)行工作結(jié)構(gòu)分解,確定大修項(xiàng)目工序之間的先后關(guān)系及時(shí)間參數(shù),繪制大修項(xiàng)目的網(wǎng)絡(luò)進(jìn)度計(jì)劃圖,通過計(jì)算最早開始時(shí)間、最早完成時(shí)間、最晚開始時(shí)間和最晚結(jié)束時(shí)間等時(shí)間參數(shù),確定了項(xiàng)目的關(guān)鍵路徑。同時(shí),提出了項(xiàng)目進(jìn)度控制的保障措施。在此基礎(chǔ)上,提出了大修項(xiàng)目質(zhì)量的計(jì)劃和控制,提出了相應(yīng)的安全目標(biāo)和安全控制措施。
[Abstract]:In the last two years, the competition between foreign and domestic coal chemical industry is extremely fierce, especially the drop of international oil price and the overcapacity of domestic coal chemical industry, which results in the low price of the company's products. In order to further improve the competitiveness of enterprises, many coal chemical enterprises began to explore the extension of coal chemical overhaul cycle and shorten the overhaul time. In order to reduce the cost of overhaul, Company A belongs to the new coal chemical production base of producing methanol, acetic acid and ethyl acetate from coal. Facing the fierce competition environment, A Company is a new model base of coal chemical industry. There is an urgent need to ensure the quality and safety of the overhaul, shorten the overhaul time, and enhance the competitiveness of the company. This paper takes company A as an example to explain the background and significance of the project management in the company. This paper analyzes the overhaul project of company A, the basic situation of overhaul and the problems faced. Then, based on WBS, the work structure of the overhaul project is decomposed to determine the relation and time parameter between the working procedures of the overhaul project. By calculating the earliest start time, the earliest completion time, the latest start time and the latest end time, the critical path of the project is determined. On the basis of this, the plan and control of the quality of the overhauling project are put forward, and the corresponding safety objectives and safety control measures are put forward.
