柔性制造下的飛旭電子運(yùn)營管理研究

【摘要】:隨著多機(jī)種小批量生產(chǎn)方式的出現(xiàn),電子制造服務(wù)企業(yè)面臨的運(yùn)營管理問題越來越突出。這種生產(chǎn)模式要求企業(yè)的管理水平和管理意識(shí)、管理行為都具有較高的發(fā)展水平。電子制造服務(wù)企業(yè)需要采取柔性運(yùn)營管理的思想以及相關(guān)工具,才能更好地克服這些困難,維持自身的發(fā)展。飛旭電子(蘇州)公司是一家典型的電子制造服務(wù)企業(yè),自成立以來,始終以成為全球電子制造服務(wù)業(yè)領(lǐng)先者的目標(biāo)鞭策與指導(dǎo)自身發(fā)展。然而近些年來,由于行業(yè)競(jìng)爭(zhēng)的加劇,客戶要求的多樣化與個(gè)性化以及我國人力資源成本的上升等眾多因素,飛旭電子在運(yùn)營管理上出現(xiàn)了一些問題。本文首先分析了飛旭電子運(yùn)營管理的主要問題,包括產(chǎn)線換線效率低下、生產(chǎn)線規(guī)劃不合理、產(chǎn)品質(zhì)量下降、原材料庫存方法不當(dāng)、供應(yīng)商管理不佳以及車間作業(yè)控制力度不夠等。通過對(duì)這些問題的深入分析與診斷,結(jié)合運(yùn)營管理中的柔性制造、精益生產(chǎn)、生產(chǎn)計(jì)劃、供應(yīng)商管理等理論以及績(jī)效考核等相關(guān)工具,提出了針對(duì)飛旭電子(蘇州)目前運(yùn)營管理問題的具體改進(jìn)措施。包括改善產(chǎn)線換線流程、合理規(guī)劃生產(chǎn)布局、重新制定庫存與供應(yīng)商管理辦法以及改善車間績(jī)效考核方式等。隨著這些措施的貫徹執(zhí)行,飛旭電子在運(yùn)營管理過程中的問題得到了初步的改善。最后,研究總結(jié)了這些改善措施運(yùn)用后的提升效果,并結(jié)合當(dāng)前電子制造服務(wù)行業(yè)的發(fā)展現(xiàn)狀與所處環(huán)境,提出了未來行業(yè)運(yùn)營管理研究的方向。本研究綜合運(yùn)用運(yùn)營管理相關(guān)理論,并且結(jié)合我國典型電子制造服務(wù)行業(yè)現(xiàn)狀進(jìn)行具體分析,研究具有一定的現(xiàn)實(shí)意義,可以為我國同類型企業(yè)的運(yùn)營管理提供一些改善的思路與建議。
[Abstract]:With the emergence of multi-machine and small batch production mode, the operation and management problems faced by electronic manufacturing service enterprises are becoming more and more prominent. This kind of production mode requires the management level and management consciousness of the enterprise, and the management behavior has a higher level of development. Electronic manufacturing service enterprises need to adopt the idea of flexible operation and management and related tools in order to better overcome these difficulties and maintain their own development. Feixu Electronics (Suzhou) Co., Ltd. is a typical electronic manufacturing service enterprise, since its establishment, it has always been the goal of becoming a global leader in electronic manufacturing service industry to spur and guide its own development. However, in recent years, due to the intensification of industry competition, the diversification and individualization of customer requirements and the rise of human resources costs in China, Feixu Electronics has some problems in operation and management. This paper first analyzes the main problems of Feixu electronic operation and management, including low efficiency of production line switching, unreasonable production line planning, declining product quality and improper raw material inventory method. The supplier management is not good and the workshop operation control is not enough and so on. Through the in-depth analysis and diagnosis of these problems, combined with flexible manufacturing, lean production, production planning, supplier management and other related tools in operation and management, as well as performance appraisal and other related tools, This paper puts forward some concrete improvement measures for the current operation and management of Feixu Electronics (Suzhou). Including improving the production line switching process, reasonable planning of production layout, reformulating inventory and supplier management methods and improving workshop performance evaluation methods. With the implementation of these measures, the problems of Feixu Electronics in the process of operation and management have been preliminarily improved. Finally, the improvement effect of these improvement measures is summarized, and combined with the current situation and environment of electronic manufacturing service industry, the research direction of industry operation and management in the future is put forward. This study makes a comprehensive use of the theory of operation and management, and combined with the current situation of typical electronic manufacturing service industry in China, the research has certain practical significance. It can provide some ideas and suggestions for the operation and management of the same type of enterprises in China.
