【摘要】：多元化經(jīng)營(yíng)是近年來(lái)各家設(shè)計(jì)院的一個(gè)發(fā)展趨勢(shì),是企業(yè)發(fā)展的需要,更是企業(yè)生存的需要。中鋼石家莊設(shè)計(jì)院經(jīng)過(guò)四十多年的發(fā)展,在保持冶金、礦山領(lǐng)域傳統(tǒng)優(yōu)勢(shì)的基礎(chǔ)上,近年來(lái)也在建筑、塔桅以及工程總承包業(yè)務(wù)上有所涉獵,但多元化經(jīng)營(yíng)的深度還不夠。另外,近年來(lái)中國(guó)鋼鐵形勢(shì)不景氣,給設(shè)計(jì)院冶金、礦山領(lǐng)域帶來(lái)了不小的沖擊,在這種情況下,從戰(zhàn)略層面上對(duì)設(shè)計(jì)院的多元化經(jīng)營(yíng)進(jìn)行定位是當(dāng)前設(shè)計(jì)院面臨的一個(gè)亟待解決的問(wèn)題,也是設(shè)計(jì)院實(shí)現(xiàn)可持續(xù)發(fā)展的需要。論文首先闡述了業(yè)務(wù)組合戰(zhàn)略以及多元化戰(zhàn)略的內(nèi)涵、類(lèi)型和動(dòng)因,在此基礎(chǔ)上對(duì)中鋼石家莊設(shè)計(jì)院實(shí)施多元化業(yè)務(wù)發(fā)展戰(zhàn)略的必要性和可行性進(jìn)行了分析。在必要性方面,結(jié)合設(shè)計(jì)院的發(fā)展歷史和現(xiàn)狀,分別用PEST分析、產(chǎn)品生命周期理論和五力模型,對(duì)設(shè)計(jì)院的外部和內(nèi)部環(huán)境進(jìn)行分析,得出設(shè)計(jì)院多元化發(fā)展的動(dòng)因:部分經(jīng)營(yíng)業(yè)務(wù)受相關(guān)行業(yè)影響較大、市場(chǎng)競(jìng)爭(zhēng)激烈、企業(yè)規(guī)模偏小、分散經(jīng)營(yíng)風(fēng)險(xiǎn)、實(shí)現(xiàn)可持續(xù)發(fā)展的需要。在可行性方面,通過(guò)SWOT矩陣分析方法,對(duì)設(shè)計(jì)院自身的優(yōu)勢(shì)和劣勢(shì)、面臨的機(jī)會(huì)和威脅進(jìn)行了詳細(xì)的闡述和分析。通過(guò)對(duì)其內(nèi)外部因素進(jìn)行綜合評(píng)價(jià),得出設(shè)計(jì)院進(jìn)行多元化戰(zhàn)略選擇的必然性。同時(shí)作者還列舉了部分設(shè)計(jì)院的多元化發(fā)展經(jīng)驗(yàn)。最后,得出了中鋼石家莊設(shè)計(jì)院在業(yè)務(wù)組合戰(zhàn)略的選擇上,應(yīng)該走相關(guān)多元化發(fā)展的道路,其中涉及水平多元化、垂直多元化與同心多元化,同時(shí)還分別對(duì)設(shè)計(jì)業(yè)務(wù)和工程總承包業(yè)務(wù)的競(jìng)爭(zhēng)戰(zhàn)略進(jìn)行了闡述。作者在論文的最后一章在轉(zhuǎn)變經(jīng)營(yíng)理念、加強(qiáng)戰(zhàn)略聯(lián)盟及兼并重組、強(qiáng)化技術(shù)創(chuàng)新、做好人才管理、加強(qiáng)市場(chǎng)開(kāi)拓、注重風(fēng)險(xiǎn)防控、擴(kuò)大對(duì)外宣傳等七個(gè)方面提出了多元化業(yè)務(wù)發(fā)展戰(zhàn)略的保證措施。
[Abstract]:Diversification is a development trend of various design institutes in recent years, is the need of enterprise development, but also the need of enterprise survival. After more than 40 years of development, Shijiazhuang Design Institute of Sinosteel is maintaining metallurgy. On the basis of the traditional advantages in the field of mining, we have also dabbled in construction, tower mast and general contracting business in recent years, but the depth of diversification is not enough. In addition, the steel situation in China has been depressed in recent years. The metallurgical and mining fields of the design institute have brought not a small impact. In this case, it is an urgent problem for the design institute to locate the diversified management of the design institute from the strategic level. It is also the need of the design institute to realize sustainable development. Firstly, the paper expounds the connotation, type and motivation of the business combination strategy and the diversification strategy. On this basis, the necessity and feasibility of implementing diversified business development strategy in Shijiazhuang Design Institute of Sinosteel are analyzed. In terms of necessity, combined with the development history and current situation of the design institute, PEST is used to analyze separately. Product life cycle theory and five-force model, the external and internal environment of the design institute are analyzed, and the reasons for the diversified development of the design institute are obtained: part of the business is greatly affected by the related industries, and the market competition is fierce. The scale of the enterprise is small, the management risk is dispersed, and the need for sustainable development is realized. In the aspect of feasibility, the advantages and disadvantages of the design institute itself are analyzed by SWOT matrix analysis method. The opportunities and threats are described and analyzed in detail. The internal and external factors are comprehensively evaluated. At the same time, the author enumerates the experience of some design institutes' diversification development. Finally, the author concludes the choice of business combination strategy of Shijiazhuang Design Institute of Sinosteel. We should follow the path of related diversification, which involves horizontal diversification, vertical diversification and concentric diversification. At the same time, the author also expounds the competitive strategy of design business and general contracting business respectively. In the last chapter of the paper, the author changes the management idea, strengthens the strategic alliance and merger and reorganization, and strengthens the technological innovation. Seven aspects, such as talent management, market development, risk prevention and control and foreign propaganda, are proposed to guarantee the development of diversified business.
