【摘要】：BBT項(xiàng)目是N公司為客戶提供集系統(tǒng)維護(hù)和軟件開(kāi)發(fā)為一體的綜合性項(xiàng)目。但由于項(xiàng)目的特殊性和對(duì)綜合性項(xiàng)目缺乏整體把握,導(dǎo)致了大規(guī)模開(kāi)發(fā)期間項(xiàng)目的進(jìn)度管理出現(xiàn)問(wèn)題。BBT項(xiàng)目進(jìn)度問(wèn)題直接體現(xiàn)了N公司對(duì)綜合性項(xiàng)目管理上的缺陷和不足。本文針對(duì)BBT項(xiàng)目大規(guī)模開(kāi)發(fā)期間出現(xiàn)的進(jìn)度問(wèn)題,運(yùn)用文獻(xiàn)查閱法,經(jīng)驗(yàn)借鑒法和案例實(shí)證法,結(jié)合項(xiàng)目實(shí)際情況并通過(guò)進(jìn)行進(jìn)度控制、進(jìn)度記錄、進(jìn)度分析等方法發(fā)現(xiàn)進(jìn)度管理方面存在的問(wèn)題。并且從客觀因素(設(shè)備、環(huán)境、體制、技術(shù)實(shí)現(xiàn)等),人員因素(人員技能、人員分工、激勵(lì)措施等),管理因素(管理方法、技巧等)等多方面詳細(xì)分析導(dǎo)致進(jìn)度出現(xiàn)問(wèn)題的原因。最后,找到原因后可以有的放矢的優(yōu)化管理方案。項(xiàng)目實(shí)施過(guò)程中通過(guò)WBS分解結(jié)構(gòu)定義有效作范圍;利用甘特圖完成項(xiàng)目進(jìn)度計(jì)劃的編制,同時(shí)進(jìn)行任務(wù)分配和進(jìn)度控制。制定風(fēng)險(xiǎn)儲(chǔ)備時(shí)間,設(shè)置重大偏差標(biāo)準(zhǔn),以進(jìn)度偏差是否超過(guò)了偏差標(biāo)準(zhǔn)為依據(jù)對(duì)進(jìn)度進(jìn)行準(zhǔn)確評(píng)估。在項(xiàng)目進(jìn)行的每一個(gè)階段,當(dāng)進(jìn)度偏差超出了設(shè)置的重大偏差標(biāo)準(zhǔn)時(shí),對(duì)出現(xiàn)進(jìn)度的問(wèn)題進(jìn)行詳細(xì)分析,找到引起偏差的原因,并組織進(jìn)行計(jì)劃變更。最后通過(guò)以下幾個(gè)方面對(duì)BBT項(xiàng)目進(jìn)度管理進(jìn)行優(yōu)化,分別為工作模式調(diào)整,資源調(diào)整,項(xiàng)目組合管理模式強(qiáng)化,及時(shí)調(diào)整計(jì)劃等。通過(guò)以上方法使得BBT項(xiàng)目大規(guī)模開(kāi)發(fā)的進(jìn)度得到了一定程度的優(yōu)化。在BBT項(xiàng)目進(jìn)度管理經(jīng)驗(yàn)得到總結(jié)和提高的同時(shí),也完善了N公司針對(duì)綜合運(yùn)維項(xiàng)目而言科學(xué)全面的進(jìn)度管理體系,使得以后的綜合運(yùn)維項(xiàng)目能正常穩(wěn)定的進(jìn)行,提高了公司的項(xiàng)目綜合管理水平。
[Abstract]:The BBT project is N company to provide comprehensive project in system maintenance and software development as a whole for the customer. But because of the particularity of the project and the comprehensive project is lack of overall grasp, led to large-scale development during the project schedule management problems of.BBT project scheduling problem is a direct N company to the defects of comprehensive project management the problems and shortcomings in this paper. The progress of BBT project of large-scale development period, using literature method, experience method and case study method, combined with the actual situation of the project and the progress control, schedule records, schedule analysis found progress management problems. And from objective factors (equipment, environment, system, etc.), technology personnel factors (personnel skills, personnel division, incentives and other factors), management (management skills, etc.) and other aspects of a detailed analysis of the schedule is out The reason is the problem. Finally, the optimization of management scheme can be targeted to find the reason. In the process of project implementation through the WBS decomposition structure defines the effective range; compiled by Gantt chart to complete the project schedule, and task allocation and schedule control. Risk reserve time, set a great deviation standard to schedule deviation is over the standard deviation as the basis for the accurate assessment of progress. At each stage of the project, when the progress deviation beyond the great deviation of standard setting, detailed analysis of the progress of the problem, find the cause of the deviation, and conduct the plan change. Finally, the optimization of BBT project schedule management in the following aspects respectively, work mode adjustment, adjustment of resources, strengthen the project portfolio management mode, adjust the plan. Through the above method makes the BBT project The scale of development progress has been optimized to some extent. By summing up and increase at the same time in the experience of BBT project schedule management, but also improve the N company for comprehensive scientific and comprehensive maintenance project schedule management system, which makes the later maintenance project in normal and stable, improve the comprehensive management level of the project of the company.
