大連D公司項(xiàng)目化管理轉(zhuǎn)型的案例研究

【摘要】:伴隨國內(nèi)環(huán)保產(chǎn)業(yè)的日益繁榮以及環(huán)境工程業(yè)務(wù)的日趨成熟,我國環(huán)境工程設(shè)計(jì)組織面臨廣闊的市場前景。同時(shí),由于市場競爭的日益激化與業(yè)主要求的縱深性逐步增強(qiáng),環(huán)境工程設(shè)計(jì)組織的盈利空間和運(yùn)營管理模式也面臨著嚴(yán)峻的挑戰(zhàn)。在此背景下,如何解決目前設(shè)計(jì)組織項(xiàng)目化管理過程中的諸多問題,全面建立企業(yè)的項(xiàng)目化管理意識,建立全面、規(guī)范、高效的企業(yè)項(xiàng)目化管理制度,具有重要的實(shí)踐意義和理論意義。本文選取大連D環(huán)境工程設(shè)計(jì)研究院有限公司作為典型設(shè)計(jì)組織案例的研究對象。作為擁有多年環(huán)境工程設(shè)計(jì)經(jīng)驗(yàn)的環(huán)境工程公司,D公司已經(jīng)確定了公司的工程總承包業(yè)務(wù)轉(zhuǎn)型戰(zhàn)略,并著手圍繞工程總承包業(yè)務(wù)對組織的管理模式進(jìn)行了部分調(diào)整。然而,隨著總承包業(yè)務(wù)的發(fā)展,公司的管理問題日益凸顯。為解決改善公司的管理現(xiàn)狀,本文對D公司的組織、業(yè)務(wù)流程、績效管理與人事管理體系進(jìn)行了系統(tǒng)的梳理,并識別出了當(dāng)前企業(yè)管理模式的突出問題。在理論探討和實(shí)踐相結(jié)合的基礎(chǔ)上,通過文獻(xiàn)研究法、調(diào)查研究法、案例分析法等多種研究方法,確定了D公司的項(xiàng)目化轉(zhuǎn)型整體框架以及項(xiàng)目化轉(zhuǎn)型的策略與路徑,為解決D公司當(dāng)前管理問題以及公司的長遠(yuǎn)發(fā)展提供了指導(dǎo)。通過本文的研究,以大連D公司的項(xiàng)目化管理實(shí)踐為研究對象,實(shí)現(xiàn)了對公司管理模式的深入分析和項(xiàng)目化管理模式的系統(tǒng)構(gòu)建。通過D公司項(xiàng)目化管理實(shí)踐的剖析以及項(xiàng)目化管理理論的應(yīng)用,不僅補(bǔ)充了面向?qū)嵺`的項(xiàng)目化管理體系構(gòu)建和實(shí)施流程,在一定程度上也豐富和完善了項(xiàng)目化管理的理論體系:而且對于國內(nèi)其他工程設(shè)計(jì)型組織以及所有期待通過企業(yè)項(xiàng)目化管理提升經(jīng)濟(jì)效益的企業(yè),都具有一定的參考和借鑒價(jià)值。
[Abstract]:With the prosperity of the domestic environmental protection industry and the maturation of the environmental engineering business, the environmental engineering design organizations in China are facing a broad market prospect. At the same time, due to the increasingly fierce competition in the market and the deepening of the owners' requirements, the profit space and operation management mode of environmental engineering design organizations are also facing severe challenges. Under this background, how to solve many problems in the process of project management of design organization, how to establish the consciousness of project management of enterprises, and how to establish a comprehensive, standardized and efficient enterprise project management system, It has important practical and theoretical significance. This paper selects Dalian D Environmental Engineering Design & Research Institute Co., Ltd as the research object of typical design organization. As an environmental engineering company with many years of experience in environmental engineering design, the environmental engineering company has decided on the transformation strategy of engineering general contracting business, and has started to adjust the management mode of the organization partly around the project general contract business. However, with the development of general contracting business, the management problems of the company are increasingly prominent. In order to improve the management of the company, this paper systematically combed the organization, business process, performance management and personnel management system of company D, and identified the outstanding problems of the current enterprise management model. On the basis of the combination of theory and practice, through literature research, investigation, case analysis and other research methods, this paper determines the overall framework of D company's project transformation and the strategy and path of project transformation. It provides guidance for solving current management problems and long-term development of D Company. Through the research of this paper, taking the project management practice of Dalian D Company as the research object, the paper realizes the in-depth analysis of the management mode of the company and the systematic construction of the project management mode. Through the analysis of the project management practice and the application of the project management theory in company D, it not only complements the construction and implementation process of the project management system oriented to practice, To a certain extent, it also enriches and perfects the theoretical system of project management: and for other domestic engineering design organizations and all enterprises looking forward to improving economic benefits through enterprise project management, All have certain reference and reference value.
