【摘要】：物流在汽車制造企業(yè)中的成本貢獻(xiàn)相當(dāng)可觀,中國(guó)汽車制造企業(yè)中的物流成本占銷售額的比例大多在10%以上。因此物流成本控制是企業(yè)利潤(rùn)經(jīng)營(yíng)管理的重要因素之一。而在各大汽車制造企業(yè)應(yīng)用前沿物流技術(shù)的程度相似,同時(shí)各企業(yè)3PL物流服務(wù)供應(yīng)商的集成化規(guī)模和效率也大體接近的前提下,強(qiáng)化企業(yè)內(nèi)部物流運(yùn)營(yíng)體系流程管理就成為建立與行業(yè)內(nèi)對(duì)手之間競(jìng)爭(zhēng)優(yōu)勢(shì)的重要手段之一。本文主要以企業(yè)流程優(yōu)化管理理論的研究入手,剖析案例企業(yè)A的物流部門流程管理現(xiàn)狀,總結(jié)部門當(dāng)前流程管理和典型業(yè)務(wù)流程運(yùn)行效率不高的癥結(jié),再通過(guò)對(duì)相關(guān)數(shù)據(jù)的深入挖掘及分析,來(lái)定位流程管理問(wèn)題產(chǎn)生的根本原因。然后采用對(duì)比分析方法針對(duì)案例部門的流程管理架構(gòu)先天不足點(diǎn)進(jìn)行逐一分解和對(duì)應(yīng)改進(jìn)方案設(shè)計(jì);而在典型運(yùn)作流程效率改進(jìn)研究中則應(yīng)用了權(quán)重分析法、ECRS法等流程優(yōu)化方法工具,對(duì)業(yè)務(wù)運(yùn)作流程工作流設(shè)計(jì)不合理問(wèn)題實(shí)施優(yōu)化改進(jìn)。改進(jìn)設(shè)計(jì)方法在得到研究論證并試點(diǎn)推行后,使物流部門在流程管理效率和具體流程運(yùn)行成本等方面都獲得了明顯的改進(jìn)效果。本文旨在通過(guò)理論結(jié)合實(shí)際的研究,尋找到一套適合于企業(yè)物流流程管理改善的方案以及單體流程改進(jìn)分析方法,能夠切實(shí)有助提升企業(yè)物流流程管理的效率,最終實(shí)現(xiàn)企業(yè)整體物流成本的降低。
[Abstract]:The cost contribution of logistics in automobile manufacturing enterprises is considerable, and the proportion of logistics cost in Chinese automobile manufacturing enterprises is mostly above 10%. Therefore, logistics cost control is one of the important factors of enterprise profit management, and the degree of logistics technology is similar before the application of various major automobile manufacturing enterprises, and at the same time, each enterprise is 3 On the premise of the integration scale and efficiency of PL logistics service providers, it is one of the important means to strengthen the process management of the internal logistics operation system in the enterprise. This paper, starting with the research on the theory of enterprise process optimization management, analyzes the logistics department flow of the case enterprise A. The current situation of process management, summarizes the crux of the current process management and the inefficient operation efficiency of the typical business process, and then through the in-depth mining and analysis of relevant data to locate the fundamental reasons for the problem of process management. Then, the comparative analysis method is used to resolve the shortage point of the flow management framework of the case department one by one. In the study of the improvement of the efficiency of the typical operation process, the weight analysis method, ECRS method and other process optimization tools are used to optimize the problem of the unreasonable design of the business process workflow. The improved design method makes the logistics department in the process management efficiency after getting the research and demonstration. The purpose of this paper is to find a set of solutions suitable for the improvement of enterprise logistics process management and the method of single process improvement analysis, which can help to improve the efficiency of the flow management of the enterprise, and finally realize the whole enterprise. The cost of logistics is reduced.
