【摘要】：近幾年來,我國汽車工業(yè)飛速發(fā)展,汽車產(chǎn)銷量穩(wěn)步增加,為汽車零部件的進(jìn)一步擴(kuò)展提供了廣泛的空間。然而,汽車作為一種極為復(fù)雜的產(chǎn)品,怎樣才可以有效的保證每一個零部件的質(zhì)量,從而就給汽車零部件生產(chǎn)行業(yè)提出了一個更高方面的要求;另外,客戶對車輛安全、性能和外觀方面都有了更高的期望,使汽車更新?lián)Q代的頻率變得越來越快,汽車產(chǎn)品開發(fā)周期也變得越來越短,對整個汽車零部件行業(yè)來說將會面臨越來越多的要求。自上世紀(jì)八十年代末通用、大眾、福特汽車公司進(jìn)入中國,APQP產(chǎn)品質(zhì)量先期策劃作為新產(chǎn)品研制、開發(fā)程序,已經(jīng)在汽車零部件制造企業(yè)中得到了廣泛應(yīng)用。但是由于起步晚,發(fā)展速度過快,國外的先進(jìn)項(xiàng)目管理方法在國內(nèi)企業(yè)中流于形式,特別是針對大型的國有企業(yè),項(xiàng)目管理的方法陳舊,管理思路也很保守。如何將這些先進(jìn)的產(chǎn)品質(zhì)量先期策劃方法不斷發(fā)展和完善,并應(yīng)用到企業(yè)中去,是目前國內(nèi)汽車企業(yè)面臨的最首要的問題。本文以促進(jìn)項(xiàng)目管理在國內(nèi)企業(yè)中得到更加深入的應(yīng)用為目標(biāo),著重研究了如何利用項(xiàng)目管理方面的相關(guān)知識和產(chǎn)品質(zhì)量先期策劃流程(APQP)來對項(xiàng)目開發(fā)流程進(jìn)行改造在研究過程中使用了對比分析法等方法,對SHAC公司內(nèi)部產(chǎn)品質(zhì)量先期策劃的運(yùn)用情況進(jìn)行了介紹,詳細(xì)研究了SHAC公司項(xiàng)目開發(fā)步驟;明確了SHAC公司的副車架產(chǎn)品項(xiàng)目開發(fā)過程中存在的問題,深刻剖析這些問題產(chǎn)生的原因以及所帶來的負(fù)面影響。綜合運(yùn)用了APQP、FMEA、甘特圖、責(zé)任分配矩陣等項(xiàng)目管理方法對其進(jìn)行改造,并進(jìn)行效果評定。通過本文的分析和研究,完善了SHAC公司副車架總成APQP工作流程,達(dá)到了優(yōu)化組織結(jié)構(gòu),提高了工作效率和策劃能力的目的,通過實(shí)際項(xiàng)目操作證明了APQP是零部件制造企業(yè)不可缺少的項(xiàng)目開發(fā)技術(shù)。
[Abstract]:In recent years, with the rapid development of automobile industry in China, the production and sales of automobile have increased steadily, which provides a wide range of space for the further expansion of automobile parts. However, as a very complex product, how to effectively ensure the quality of each part, so as to put forward a higher requirement for the auto parts production industry; In addition, customers have higher expectations for vehicle safety, performance and appearance, which makes the frequency of vehicle renewal faster and faster, and the development cycle of automobile products getting shorter and shorter. For the whole auto parts industry will face more and more requirements. Since the late 1980s, General Motors, Volkswagen and Ford Motor Company have entered China. As a new product development and development program, APQP product quality planning has been widely used in auto parts manufacturing enterprises. However, because of the late start and the rapid development speed, the advanced project management methods abroad are in the form of domestic enterprises, especially for large state-owned enterprises, the methods of project management are old and the management ideas are very conservative. How to develop and perfect these advanced product quality planning methods and apply them to enterprises is the most important problem faced by domestic automobile enterprises at present. In order to promote the further application of project management in domestic enterprises, this paper aims at promoting the further application of project management in domestic enterprises. This paper focuses on how to use the relevant knowledge of project management and product quality advance planning process (APQP) to transform the project development process. The comparative analysis method is used in the research process. The application of SHAC internal product quality planning is introduced, and the project development steps of SHAC company are studied in detail. This paper clarifies the problems existing in the development of the sub-frame product project of SHAC Company, and deeply analyzes the causes and negative effects of these problems. APQP,FMEA, Gantt chart, responsibility distribution matrix and other project management methods are comprehensively used to transform it, and the effect is evaluated. Through the analysis and research of this paper, the APQP work flow of the sub-frame assembly of SHAC Company has been perfected, and the aim of optimizing the organization structure, improving the work efficiency and planning ability has been achieved. Through the actual project operation, it is proved that APQP is an indispensable project development technology for parts manufacturing enterprises.
