天科股份項(xiàng)目設(shè)計(jì)經(jīng)理績(jī)效考核體系的研究

【摘要】:本文的目的是研究四川天一科技股份有限公司(簡(jiǎn)稱天科股份)項(xiàng)目設(shè)計(jì)經(jīng)理的績(jī)效考核體系。按照提出問題、分析問題、解決問題的“三段論”思路進(jìn)行分析和建立設(shè)計(jì)經(jīng)理的績(jī)效考核體系。采用與四川天一科技股份有限公司相關(guān)設(shè)計(jì)和管理人員座談、與制定設(shè)計(jì)經(jīng)理或者員工績(jī)效考核指標(biāo)人員進(jìn)行訪談的調(diào)研方案快速準(zhǔn)確的確定項(xiàng)目設(shè)計(jì)經(jīng)理績(jī)效考核方案。通過關(guān)鍵績(jī)效指標(biāo)(KPI)引入到對(duì)設(shè)計(jì)經(jīng)理績(jī)效的考核,從任務(wù)、管理、能力三個(gè)方面進(jìn)行分析和應(yīng)用,建立起適宜的績(jī)效考核指標(biāo)和評(píng)價(jià)體系對(duì)項(xiàng)目設(shè)計(jì)經(jīng)理績(jī)效進(jìn)行有效的考核,從而有助于提高四川天一科技股份有限公司項(xiàng)目設(shè)計(jì)經(jīng)理的水平。本文的重點(diǎn)是建立一套適宜于四川天一科技股份有限公司項(xiàng)目設(shè)計(jì)經(jīng)理的績(jī)效考核指標(biāo)和評(píng)價(jià)體系,任務(wù)績(jī)效考核包含工作實(shí)際完成度、工作難度、工作品質(zhì)、工作效率、工作量、費(fèi)用等方面的量化和考核,管理績(jī)效考核中包含工作計(jì)劃性、協(xié)調(diào)溝通力、應(yīng)變力、周全縝密等方面的量化和考核,能力績(jī)效考核中包括經(jīng)驗(yàn)學(xué)識(shí)、專業(yè)技能、工作態(tài)度等方面的量化和考核。按照績(jī)效考核流程的4個(gè)主要步驟(組建常態(tài)化的評(píng)估小組、提出績(jī)效考核的方案、績(jī)效考核方案的應(yīng)用、績(jī)效考核信息的反饋),對(duì)四川天一科技股份有限公司項(xiàng)目設(shè)計(jì)經(jīng)理的績(jī)效考核方案進(jìn)行設(shè)計(jì)和應(yīng)用。通過對(duì)神華煤制油項(xiàng)目管理過程的分析,按照啟動(dòng)階段管理、計(jì)劃階段管理、執(zhí)行階段管理、收尾階段管理四個(gè)部分進(jìn)行工作分解、績(jī)效目標(biāo)確認(rèn)、變更確認(rèn)、客戶確認(rèn)等等工作。根據(jù)神華煤制油項(xiàng)目管理過程的績(jī)效目標(biāo),使用天科股份設(shè)計(jì)經(jīng)理的績(jī)效考核方案、按照績(jī)效考核流程對(duì)神華煤制油項(xiàng)目設(shè)計(jì)經(jīng)理進(jìn)行績(jī)效考核。按照進(jìn)度計(jì)劃和里程碑,在關(guān)鍵節(jié)點(diǎn)上對(duì)計(jì)劃、實(shí)際進(jìn)行分析和對(duì)比,得到對(duì)應(yīng)的績(jī)效考核指標(biāo)。這些指標(biāo)匯總處理后,就得到了設(shè)計(jì)經(jīng)理的績(jī)效考核結(jié)果。神華煤制油項(xiàng)目設(shè)計(jì)經(jīng)理績(jī)效考核的成功實(shí)施,將有效的提高設(shè)計(jì)經(jīng)理對(duì)于績(jī)效的計(jì)劃和持續(xù)績(jī)效交流的重視程度,提高項(xiàng)目設(shè)計(jì)經(jīng)理的水平,從而提高四川天一科技股份有限公司的設(shè)計(jì)水平和業(yè)績(jī),也為勘察設(shè)計(jì)行業(yè)設(shè)計(jì)經(jīng)理的水平衡量提供了一些具體的思路或者方法。
[Abstract]:The purpose of this paper is to study the performance appraisal system of Sichuan Tianyi Technology Co., Ltd. According to the "syllogism" train of thought of problem raising, problem analysis and problem solving, the performance appraisal system of design manager is established. The project design manager's performance appraisal scheme is determined quickly and accurately by using the interview with the design manager or the employee performance appraisal index personnel to discuss with the relevant design and management staff of Sichuan Tianyi Science and Technology Co., Ltd. The key performance index (KPI) is introduced into the evaluation of design manager's performance, which is analyzed and applied from three aspects: task, management and ability. It is helpful to improve the level of project design manager in Sichuan Tianyi Science and Technology Co., Ltd. The key point of this paper is to establish a set of performance appraisal index and evaluation system suitable for the project design manager of Sichuan Tianyi Science and Technology Co., Ltd. The task performance appraisal includes the degree of actual completion of work, the difficulty of work, the quality of work, the efficiency of work. Quantification and appraisal of workload, cost, etc., management performance appraisal includes work planning, coordination and communication ability, adaptability, meticulous and so on, and ability performance appraisal includes experience, knowledge, professional skill, etc. Work attitude and other aspects of quantification and assessment. According to the four main steps of the performance appraisal process (setting up the regular evaluation team, proposing the performance appraisal plan, applying the performance appraisal plan, Feedback of performance appraisal information), the design and application of performance appraisal scheme for project design manager of Sichuan Tianyi Science and Technology Co., Ltd. Through the analysis of the management process of Shenhua coal oil production project, according to the four parts of start-up stage management, plan stage management, executive phase management, final phase management, work decomposition, performance goal confirmation, change confirmation, Customer confirmation, etc. According to the performance goal of Shenhua coal oil production project management process, the performance appraisal scheme of Tianke stock design manager is used to evaluate the performance of Shenhua coal oil production project design manager according to the performance appraisal process. According to the progress plan and the milestone, the plan is analyzed and compared at the key nodes, and the corresponding performance appraisal index is obtained. After these indicators are summarized and processed, the results of the performance appraisal of the design manager are obtained. The successful implementation of the performance appraisal of Shenhua coal production project design manager will effectively enhance the design manager's attention to performance planning and continuous performance communication, and improve the level of project design manager. In order to improve the design level and performance of Sichuan Tianyi Science and Technology Co., Ltd., it also provides some concrete ideas or methods for measuring the level of design managers in the survey and design industry.
