【摘要】：山東石大勝華化工集團(tuán)股份有限公司是一個(gè)擁有13套生產(chǎn)裝置的中型企業(yè),由于各裝置的特點(diǎn)不同,檢修周期不同,而各個(gè)裝置之間關(guān)聯(lián)性又非常強(qiáng),所以在檢修中要做到各裝置之間完工的順序不同。整個(gè)檢修要從大局出發(fā),合理安排各個(gè)裝置之間的檢修進(jìn)度,任何一處裝置的檢修必須按照既定的工期完成,這就要求檢修的組織非常科學(xué)。而以往的檢修中由于各種因素經(jīng)常造成進(jìn)度的延期、檢修后的質(zhì)量不過(guò)關(guān),成本的失控以及風(fēng)險(xiǎn)的產(chǎn)生。本文主要是利用項(xiàng)目管理與風(fēng)險(xiǎn)管理理論對(duì)石大勝華檢修項(xiàng)目進(jìn)行研究,學(xué)習(xí)國(guó)內(nèi)外先進(jìn)項(xiàng)目管理經(jīng)驗(yàn),從中找到適合石大勝華檢修項(xiàng)目管理的模式,解決石大勝華檢修中存在的問(wèn)題。本文在研究中發(fā)現(xiàn)可使用項(xiàng)目管理與風(fēng)險(xiǎn)管理方法中的職能型組織結(jié)構(gòu)、甘特圖、掙值分析法、預(yù)先分析法對(duì)檢修項(xiàng)目的組織、進(jìn)度、質(zhì)量、成本與風(fēng)險(xiǎn)進(jìn)行了分析,找出石大勝華檢修目前存在的問(wèn)題并提出新的目標(biāo)設(shè)計(jì),給石大勝華及其它類(lèi)似企業(yè)檢修提供參照依據(jù)。
[Abstract]:Shandong Shi Da Sheng Hua Chemical Group Co., Ltd. is a medium-sized enterprise with 13 sets of production units, because of the different characteristics of each unit, different overhaul cycle, and the relationship between each device is very strong. Therefore, the order of completion of each installation should be different in the overhaul. The whole overhaul should be based on the overall situation, reasonable arrangement of the maintenance schedule between the various devices, any equipment maintenance must be completed in accordance with the established time limit. This requires the maintenance of the organization is very scientific. And in the past maintenance due to various factors often cause delays in progress, the quality of maintenance is not up to standard. This article mainly uses the project management and the risk management theory to carry on the research to the Shi Dashenghua overhaul project, studies the domestic and foreign advanced project management experience. In this paper, we find a suitable model for the project management of Shi Dashenghua maintenance, and solve the problems existing in the maintenance. This paper finds out that the functional organizational structure of project management and risk management can be used in the research. Gantt chart, earned value analysis and advance analysis are used to analyze the organization, schedule, quality, cost and risk of maintenance project, to find out the existing problems of Shi Dashenghua maintenance, and to put forward new target design. To Shi Dasheng Hua and other similar enterprises to provide reference basis for maintenance.
