【摘要】:項(xiàng)目進(jìn)度控制一直都是項(xiàng)目管理中的重要環(huán)節(jié),高效、合理、全過程的項(xiàng)目進(jìn)度控制方法能夠?qū)?xiàng)目過程進(jìn)行有效地管理、控制,起到縮短工期、節(jié)省資源、降低成本的作用。隨著非標(biāo)產(chǎn)業(yè)的不斷發(fā)展和市場競爭的不斷增加,對(duì)項(xiàng)目進(jìn)度控制的要求也越來越高。一個(gè)成功的項(xiàng)目進(jìn)度控制過程不僅要求有較短的工期,還要求有較低的成本和較合理的資源規(guī)劃。目前,多數(shù)企業(yè)的非標(biāo)設(shè)備制造項(xiàng)目都是在多項(xiàng)目并行的情況下進(jìn)行的,有限的資源供給對(duì)項(xiàng)目的進(jìn)度控制提出了更高的要求,多項(xiàng)目并行下的進(jìn)度控制也顯得更為重要。傳統(tǒng)的項(xiàng)目進(jìn)度控制方法,如:關(guān)鍵路徑法、計(jì)劃評(píng)審技術(shù)、選擇算法等,難以滿足多項(xiàng)目并行實(shí)施的進(jìn)度控制要求,逐漸顯現(xiàn)出工期推遲、成本增加和資源沖突等問題,使得很多并行項(xiàng)目不能全部按時(shí)完成。 基于此,本論文以非標(biāo)設(shè)備制造公司——A公司為研究背景,在分析了公司項(xiàng)目進(jìn)度控制存在的問題的基礎(chǔ)上,提出了新的多項(xiàng)目進(jìn)度控制方法,即基于關(guān)鍵鏈法(CCM)的多項(xiàng)目進(jìn)度控制方法,該方法不僅將資源約束考慮在內(nèi),其緩沖機(jī)制的設(shè)立還能夠大大的降低項(xiàng)目風(fēng)險(xiǎn),能夠?qū)Χ囗?xiàng)目并行下的進(jìn)度控制進(jìn)行有效地管理。 本論文共分為六個(gè)部分:首先是緒論;其次是相關(guān)理論概述,該部分對(duì)關(guān)鍵鏈法(CCM)、多項(xiàng)目管理、多項(xiàng)目并行下的進(jìn)度控制的相關(guān)理論進(jìn)行了介紹;第三部分是對(duì)A公司多項(xiàng)目并行下進(jìn)度控制存在的問題及其原因的分析;第四部分是本文的重點(diǎn)部分,研究了基于CCM的多項(xiàng)目并行下的進(jìn)度控制方案,介紹了多項(xiàng)目并行下基于CCM的進(jìn)度控制流程的建立及進(jìn)度流程方法,,編制了基于CCM的多項(xiàng)目并行下的進(jìn)度控制流程圖;第五部分是對(duì)該方法對(duì)A公司的多項(xiàng)目并行下的進(jìn)度控制的實(shí)施效果評(píng)價(jià),總結(jié)了實(shí)施保障、實(shí)施控制及預(yù)期實(shí)施效果;最后一部分是對(duì)本文研究內(nèi)容的總結(jié)與展望。 本論文的研究過程是站在機(jī)器人這一非標(biāo)產(chǎn)業(yè)的角度、針對(duì)其中的某一公司進(jìn)行的,希望本論文的研究成果能夠有效地解決非標(biāo)產(chǎn)業(yè)多項(xiàng)目并行的進(jìn)度控制難題,為非標(biāo)產(chǎn)業(yè)多項(xiàng)目并行下的進(jìn)度控制提供理論參考。
[Abstract]:Project schedule control is always an important link in project management. The method of high efficiency, reasonable and whole process can effectively manage and control the project process, shorten the time limit and save resources. With the development of non-standard industry and the increase of market competition, the requirement of project schedule control is higher and higher. A successful project schedule control process not only requires a short time limit, It also requires lower costs and more reasonable resource planning. At present, most non-standard equipment manufacturing projects in enterprises are carried out in parallel with multiple projects, and the limited supply of resources puts forward higher requirements for project schedule control. The traditional project schedule control methods, such as critical path method, plan review technology, selection algorithm and so on, are difficult to meet the requirements of multi-project parallel implementation progress control. The problems of time delay, cost increase and resource conflict appear gradually, which make many parallel projects not be completed on time. Based on this, a new multi-project schedule control method is proposed based on the analysis of the problems existing in the project schedule control of the non-standard equipment manufacturing company A Company as the research background. This method not only takes resource constraints into account, but also can greatly reduce the project risk and effectively manage the schedule control under the multi-project parallel environment, which is based on the critical chain method (CCM), which not only takes into account the resource constraints, but also reduces the project risk greatly. This thesis is divided into six parts: first is the introduction, secondly is the related theory overview, this part has carried on the introduction to the key chain method CCMU, the multi-project management, the multi-project parallel progress control related theory; The third part is the analysis of the problems and causes of the multi-project parallel schedule control in A Company, the 4th part is the key part of this paper, the progress control scheme based on CCM is studied. This paper introduces the establishment and method of the progress control flow based on CCM under the multi-project parallelism, and compiles the schedule control flow chart under the multi-project parallelism based on CCM. The 5th part is an evaluation of the effect of this method on the implementation of the multi-project parallel progress control of A Company, and summarizes the implementation guarantee, implementation control and expected implementation effect. The last part is the summary and prospect of the research content of this paper. The research process of this paper is from the point of view of robot, which is a non-standard industry, aiming at one of the companies, it is hoped that the research results of this paper can effectively solve the problem of multi-project parallel progress control in non-standard industry. It provides a theoretical reference for the parallel progress control of non-standard industry.
