Y公司集中采購(gòu)方案設(shè)計(jì)與實(shí)施研究

【摘要】:Y公司是中國(guó)最大的藥品、醫(yī)療保健產(chǎn)品分銷商,擁有并經(jīng)營(yíng)中國(guó)最大的藥品分銷及配送網(wǎng)絡(luò),2005年以來(lái),連續(xù)每年名列中國(guó)醫(yī)藥商業(yè)企業(yè)銷售額排名第一位。Y公司目前擁有200多家二三級(jí)子公司,“保持行業(yè)第一,創(chuàng)新商業(yè)模式,實(shí)現(xiàn)一體化運(yùn)營(yíng)”是Y公司的戰(zhàn)略目標(biāo),因此如何整合內(nèi)部資源是其戰(zhàn)略實(shí)施所面臨的重要問(wèn)題。 本文通過(guò)運(yùn)用采購(gòu)管理和價(jià)值鏈的理論,結(jié)合企業(yè)戰(zhàn)略目標(biāo)的實(shí)施,特別是醫(yī)藥商業(yè)集中采購(gòu)的理論和大量行業(yè)外集團(tuán)型企業(yè)集中采購(gòu)實(shí)施的相關(guān)文獻(xiàn)的研究以及參考國(guó)外醫(yī)藥商業(yè)企業(yè)的發(fā)展趨勢(shì),通過(guò)收集行業(yè)與公司內(nèi)的第一手資料,進(jìn)行理論與實(shí)踐的結(jié)合,對(duì)Y公司的總體戰(zhàn)略目標(biāo)和公司現(xiàn)狀,目前采購(gòu)業(yè)務(wù)的模式與集中采購(gòu)管理在推進(jìn)過(guò)程中遇到的問(wèn)題進(jìn)行分析;再圍繞戰(zhàn)略目標(biāo),遵守可操作性、持續(xù)性、關(guān)鍵性和維穩(wěn)的設(shè)計(jì)原則,分析影響方案設(shè)計(jì)的內(nèi)部與外部因素,提出集中采購(gòu)管理的方案設(shè)計(jì)和以及方案實(shí)施過(guò)程中所需要的配套措施,明確如何進(jìn)行集中采購(gòu)管理的推進(jìn)。 本文的研究對(duì)現(xiàn)實(shí)有著非常重要的意義。不僅對(duì)如何整合Y公司整體采購(gòu)資源,降低采購(gòu)成本,增加企業(yè)盈利能力有現(xiàn)實(shí)意義;同時(shí)Y公司作為行業(yè)內(nèi)的領(lǐng)軍企業(yè),如果能在集中采購(gòu)資源一體化方面摸索出一套科學(xué)有效的整合方法,對(duì)于目前正在走向跨地域資源整合的國(guó)內(nèi)大型醫(yī)藥商業(yè)分銷企業(yè)也有著十分重要的借鑒意義。
[Abstract]:Y is the largest distributor of pharmaceuticals and health care products in China. It owns and operates the largest drug distribution and distribution network in China since 2005. At present, the company has more than 200 subsidiary companies of two or three levels. "keep the industry first, innovate the business model and realize the integrated operation" is the strategic goal of Y Company. Therefore, how to integrate internal resources is an important problem in the implementation of its strategy. By using the theory of purchasing management and value chain, this paper combines the implementation of enterprise strategic objectives. In particular, the research on the theory of centralized procurement of pharmaceutical business and the related literature on the implementation of centralized procurement in a large number of outside group enterprises, as well as the reference to the development trend of foreign pharmaceutical commercial enterprises, through the collection of first-hand information from the industry and the company, Combining theory with practice, this paper analyzes the overall strategic objectives and current situation of Y Company, the mode of purchasing business and the problems encountered in the process of centralized purchasing management, and then observes the maneuverability around the strategic objectives. Sustainability, critical and stable design principles, analysis of internal and external factors that affect project design, proposal of centralized procurement management programme design and supporting measures needed in the implementation process, Make clear how to carry on the promotion of centralized purchasing management. The study of this paper is of great significance to reality. It not only has practical significance on how to integrate the whole purchasing resources of Y Company, reduce the purchasing cost, and increase the profitability of the enterprise, but also the Y Company as a leading enterprise in the industry. If we can find out a set of scientific and effective integration methods in the integration of centralized purchasing resources, it is also of great significance for the large domestic pharmaceutical commercial distribution enterprises which are now moving towards cross-regional resource integration.
