ZY企業(yè)零部件采購(gòu)中供應(yīng)商管理的改進(jìn)研究

【摘要】:采購(gòu)管理活動(dòng)將各個(gè)供應(yīng)鏈緊密地連接在一起,它對(duì)操作過(guò)程起到了監(jiān)督管理作用,,目前已經(jīng)具有了現(xiàn)代戰(zhàn)略管理職能。ZY企業(yè)采購(gòu)管理以及供應(yīng)流程的改善上還不夠完善。該論文主要圍繞以下幾個(gè)問(wèn)題展開(kāi)了詳細(xì)的分析:第一,ZY企業(yè)如何加強(qiáng)采購(gòu)成本的控制;第二,如何管理提供產(chǎn)品的供應(yīng)商,如何使供應(yīng)流程更加簡(jiǎn)便、快捷;第三,與供應(yīng)商應(yīng)該如何發(fā)展有利關(guān)系。 首先,論文在理論基礎(chǔ)上,分析了ZY企業(yè)零部件采購(gòu)中供應(yīng)商管理現(xiàn)狀與問(wèn)題。隨著深化收入分配制度的改革,居民收入的增長(zhǎng),工業(yè)化和城鎮(zhèn)話(huà)建設(shè)的穩(wěn)步推進(jìn),2013年中國(guó)的汽車(chē)市場(chǎng)有望出現(xiàn)好的市場(chǎng)前景,隨之而來(lái)的是各汽車(chē)廠(chǎng)商對(duì)零部件的需求也會(huì)增加。ZY企業(yè)下屬的計(jì)劃財(cái)務(wù)處(財(cái)務(wù)管理中心)的核心任務(wù)是做好企業(yè)固定資產(chǎn)的管理及采購(gòu)工作。同時(shí)分析了供需計(jì)劃與財(cái)務(wù)管理、訂單與收退貨管理等。然后分析了零部件采購(gòu)管理的問(wèn)題,質(zhì)量控制水平與國(guó)外同行業(yè)供應(yīng)商差距很大,對(duì)采購(gòu)物資的風(fēng)險(xiǎn)控制不強(qiáng)。 其次,論文提出了ZY企業(yè)零部件采購(gòu)中供應(yīng)商管理改進(jìn)方案。建立了新的管理思路,從控制采購(gòu)零部件的數(shù)量,到對(duì)零部件質(zhì)量進(jìn)行監(jiān)督,同時(shí)積極實(shí)施培養(yǎng)計(jì)劃。在供應(yīng)商選擇策略中提出了供應(yīng)商細(xì)分、基本情況調(diào)查、供應(yīng)商審核等策略;在供應(yīng)商的評(píng)價(jià)中提出了遵循戰(zhàn)略關(guān)系原則,應(yīng)該讓供應(yīng)商一同承擔(dān)企業(yè)的風(fēng)險(xiǎn),二者應(yīng)該彼此信任,在友好合作時(shí),實(shí)現(xiàn)共贏(yíng)。另外在供方管理與激勵(lì)機(jī)制中,供應(yīng)鏈管理環(huán)境下的供應(yīng)商關(guān)系已經(jīng)轉(zhuǎn)化成了互利互惠關(guān)系,曾經(jīng)站在對(duì)立局面上的雙方已經(jīng)積極聯(lián)合起來(lái)。在采購(gòu)風(fēng)險(xiǎn)管理策略中,采取有效的管理措施盡量降低風(fēng)險(xiǎn),使合作關(guān)系趨于穩(wěn)定。 最后,論文提出了供應(yīng)商管理改進(jìn)方案的實(shí)施與保障措施。首先在實(shí)施步驟中,本研究提出了內(nèi)部組織結(jié)構(gòu)的調(diào)整與培訓(xùn)、組織結(jié)構(gòu)和流程標(biāo)準(zhǔn)的調(diào)整、進(jìn)行雙方關(guān)系的進(jìn)一步升級(jí)等策略。保障措施中提出了高層管理者應(yīng)該給予采購(gòu)工作足夠的關(guān)心,應(yīng)該制定出合理有效的業(yè)績(jī)指標(biāo),管理好自己的下屬員工,為了能使采購(gòu)流程更加方便快捷,管理者應(yīng)該調(diào)動(dòng)員工的積極性,讓他們一同參與設(shè)計(jì)流程。 ZY企業(yè)在零部件采購(gòu)中如何管理供應(yīng)商,該論文對(duì)此狀況做了系統(tǒng)分析,針對(duì)零部件采購(gòu)管理工作中存在的問(wèn)題,結(jié)合供應(yīng)鏈管理的思想提出了加強(qiáng)零部件采購(gòu)管理的方案,對(duì)ZY企業(yè)的零部件采購(gòu)中供應(yīng)商管理有實(shí)際的指導(dǎo)作用。
[Abstract]:The procurement management activities, which closely link the supply chains together, have a supervisory role in the operation process. At present, the procurement management and the improvement of supply flow of ZY enterprise have been not perfect enough. This paper mainly focuses on the following several problems: first, how to strengthen the control of purchasing cost in ZY enterprise; Second, how to manage the supplier, how to make the supply process easier and faster, and third, how to develop the favorable relationship with the supplier. First of all, on the basis of theory, the paper analyzes the current situation and problems of supplier management in the procurement of parts and components in ZY enterprise. With the deepening of the reform of income distribution system, the income of residents increases. With the steady progress of industrialization and construction of urban dialect, China's automobile market is expected to have a good market prospect in 2013. Subsequently, the demand of auto manufacturers for spare parts will also increase. ZY enterprises under the planning treasury (financial management center) of the core task is to do a good job in the management and procurement of fixed assets. At the same time, analysis of the supply of. Planning and financial management, Then it analyzes the problems of purchasing management of parts and components. The quality control level is far from that of foreign suppliers and the risk control of purchasing materials is not strong. Secondly, the paper puts forward the improvement scheme of supplier management in parts purchasing of ZY enterprise, and sets up a new management idea, from controlling the quantity of purchased parts to supervising the quality of parts. At the same time, the training plan is actively implemented. In the supplier selection strategy, the strategy of supplier segmentation, basic situation investigation, supplier audit and so on are put forward, and the principle of strategic relationship is proposed in the evaluation of suppliers. Suppliers should be allowed to bear the risks of the enterprise. They should trust each other and achieve win-win results in friendly cooperation. In addition, in supplier management and incentive mechanisms, The supplier relationship in the supply chain management environment has been transformed into a mutually beneficial relationship, and the two sides who used to stand on the opposite side have joined up actively. In the purchasing risk management strategy, effective management measures should be taken to minimize the risk. To stabilize the cooperative relationship. Finally, the paper puts forward the implementation and safeguard measures of the supplier management improvement scheme. Firstly, in the implementation steps, this study proposes the adjustment and training of internal organizational structure, the adjustment of organizational structure and process standards. In the safeguard measures, it is proposed that senior managers should give adequate attention to the procurement work, should develop reasonable and effective performance indicators, and manage their subordinates well. In order to make the procurement process more convenient, managers should motivate employees to participate in the design process. This paper makes a systematic analysis on how to manage suppliers in parts purchasing of ZY enterprises. Aiming at the problems existing in the procurement management of parts and components, and combining with the idea of supply chain management, the paper puts forward a scheme to strengthen the procurement management of parts and components. ZY enterprise in the procurement of parts and components supplier management has a practical guidance role.
