【摘要】:S公司的擴(kuò)建項(xiàng)目屬于化工行業(yè)建設(shè)項(xiàng)目的范疇,具有化工建設(shè)項(xiàng)目時(shí)間緊、流程長(zhǎng)、技術(shù)復(fù)雜、專業(yè)要求高等特點(diǎn),同時(shí),在該項(xiàng)目進(jìn)行過程中,也出現(xiàn)了反饋流程長(zhǎng)、相同問題反復(fù)出現(xiàn)、溝通效率低下等問題,根據(jù)項(xiàng)目實(shí)際觀察以及問卷調(diào)查研究的結(jié)論,發(fā)現(xiàn)其中一項(xiàng)重要原因在于該項(xiàng)目對(duì)最終用戶的利益訴求未能充分調(diào)查和滿足,缺乏有效的溝通規(guī)劃。因此,本文即從最終用戶的角度入手,編制合理的溝通規(guī)劃,供以S公司擴(kuò)建項(xiàng)目為代表的化工建設(shè)項(xiàng)目借鑒和使用。 本文首先以項(xiàng)目的任務(wù)分解表為基礎(chǔ),通過對(duì)各項(xiàng)目干系人的溝通特點(diǎn)及溝通地位的分析,結(jié)合干系人在各項(xiàng)目任務(wù)中的參與職責(zé),整合出了S公司擴(kuò)建項(xiàng)目的責(zé)任矩陣。其次,針對(duì)最終用戶在責(zé)任矩陣中的各項(xiàng)任務(wù),本文分析出最終用戶作為主辦、配合、決策、檢查反饋、信息通知五種角色參與該擴(kuò)建項(xiàng)目時(shí),在項(xiàng)目全壽命周期所存在的個(gè)人、組織及溝通過程三個(gè)方面的溝通障礙因素,然后結(jié)合化工項(xiàng)目的實(shí)際情況與理論分析,探討出針對(duì)性的解決措施。最終,根據(jù)針對(duì)S公司項(xiàng)目最用用戶所作的問卷調(diào)查結(jié)論,以及已分析出的各類溝通障礙及其解決措施,編制出適合化工建設(shè)項(xiàng)目應(yīng)用的最終用戶的溝通規(guī)劃表。 論文的研究工作及主要?jiǎng)?chuàng)新點(diǎn)有以下幾點(diǎn)。第一:結(jié)合化工建設(shè)項(xiàng)目的特點(diǎn),按照米切爾評(píng)分法的思路,區(qū)分出了化工建設(shè)項(xiàng)目中,在全壽命周期不同階段的干系人級(jí)別,可以幫助該類項(xiàng)目在溝通時(shí)提高針對(duì)性。其次,系統(tǒng)地對(duì)S公司擴(kuò)建項(xiàng)目最終用戶的溝通現(xiàn)狀進(jìn)行了問卷調(diào)查,通過分析和總結(jié),所得結(jié)論可供其他項(xiàng)目關(guān)注、借鑒。第三,通過對(duì)各干系人在項(xiàng)目中五種職責(zé)角色的分析,詳細(xì)歸納出在化工建設(shè)項(xiàng)目全壽命周期中,所有參與團(tuán)隊(duì)的責(zé)任矩陣。最后,論文全面、系統(tǒng)地分析出了最終用戶在全壽命周期中,作為不同角色參與項(xiàng)目進(jìn)程中的溝通障礙表,在該類研究中也處于較早階段。 本文從S公司擴(kuò)建項(xiàng)目最終用戶的角度出發(fā),重點(diǎn)研究在該項(xiàng)目中最終用戶的溝通規(guī)劃管理,包括其應(yīng)承擔(dān)的工作職責(zé)和溝通職責(zé),消除其項(xiàng)目各階段工作中的溝通障礙,提高溝通效率,這顯然將大幅提高S公司該擴(kuò)建項(xiàng)目中最終用戶的溝通滿意度和剩余工作績(jī)效。同時(shí),本文制定的溝通規(guī)劃及相關(guān)表格,如責(zé)任矩陣、溝通障礙表等,以及整體的編制思路和方法,在實(shí)際建設(shè)中,也可作為借鑒與參考,供以S公司擴(kuò)建項(xiàng)目為代表的其他類似化工建設(shè)項(xiàng)目使用。
[Abstract]:The extension project of S Company belongs to the scope of the chemical industry construction project, which has the characteristics of tight time, long process, complex technology, high professional requirements and so on. At the same time, in the process of the project. There are also problems such as long feedback process, repeated problems, low communication efficiency, and so on, according to the project actual observation and the conclusion of the questionnaire research. It is found that one of the important reasons is that the project does not adequately investigate and satisfy the interests of the end-user, and lacks effective communication planning. Therefore, this paper starts from the end-user 's point of view. To draw up reasonable communication plan for reference and use of chemical construction project represented by S company expansion project. This paper first based on the task decomposition table of the project, through the analysis of the communication characteristics and communication status of the project stakeholders, combined with the participation of stakeholders in the tasks of the project responsibilities. The responsibility matrix of S company expansion project is integrated. Secondly, for the various tasks of the end-user in the responsibility matrix, this paper analyzes the end-user as the host, coordination, decision-making, check feedback. Information notifies five roles to participate in the expansion project, in the project life cycle in the three aspects of communication obstacles, organization and communication process, and then combined with the actual situation of the chemical project and theoretical analysis. Finally, according to the conclusion of the questionnaire survey for the most users of the S company project, as well as the analysis of all kinds of communication obstacles and their solutions. Work out the communication planning table for the end users of the chemical construction project application. The research work and main innovation of this paper are as follows: first, according to the characteristics of chemical construction projects, according to the Mitchell scoring method, the chemical construction projects are distinguished. In the life cycle of different stages of stakeholder level, can help this kind of projects in communication to improve the pertinence. Secondly, the system of S company expansion project end-user communication status of a questionnaire survey. Through analysis and summary, the conclusions can be used for other projects. Third, through the analysis of the five roles of stakeholders in the project, it is concluded in detail in the chemical construction project life cycle. Finally, the paper comprehensively and systematically analyzes the end users' communication barriers in the process of participating in the project as different roles in the whole life cycle. In this kind of research is also in the early stage. This paper focuses on the communication planning management of the end-user in the S company extension project from the perspective of the end-user, including its job responsibilities and communication responsibilities. Eliminating communication barriers in all phases of the project and improving communication efficiency will obviously significantly improve the communication satisfaction and residual job performance of the end-users in the S company's expansion project. The communication planning and related tables, such as responsibility matrix, communication barrier table, etc., as well as the overall compilation ideas and methods, can also be used for reference in the actual construction. For S company expansion project as the representative of other similar chemical construction projects to use.
