【摘要】：隨著現(xiàn)代科技的迅猛發(fā)展和經(jīng)濟全球化進程的加快,市場競爭越來越激烈,企業(yè)想要在如此激烈的市場中生存并獲得競爭優(yōu)勢,在創(chuàng)新技術(shù)的同時,還必須通過供應(yīng)鏈管理的方式,在保證產(chǎn)品質(zhì)量的同時降低各項成本,提高自身的市場競爭力。采購作為供應(yīng)鏈管理中最重要的環(huán)節(jié)之一,也是供應(yīng)鏈的起始環(huán)節(jié),在整個供應(yīng)鏈體系中所起的作用和造成的影響都是很大的,采購的成本和定價會對供應(yīng)鏈中下游企業(yè)的成本和定價產(chǎn)生影響,繼而影響整條供應(yīng)鏈的競爭力和最終的獲利情況。有效的采購管理,能為企業(yè)優(yōu)化庫存控制,降低庫存成本,縮短交貨周期,提高產(chǎn)品的準時交付,存貨的周轉(zhuǎn)率以及產(chǎn)品質(zhì)量合格率,從而增強市場競爭力,使企業(yè)在快速多變的市場中處于領(lǐng)先地位。因此,如何實現(xiàn)由傳統(tǒng)的采購管理模式轉(zhuǎn)變?yōu)樾滦偷墓⿷?yīng)鏈采購管理模式以適應(yīng)企業(yè)在激烈的市場環(huán)境下發(fā)展,已成為眾多企業(yè)研究的重點。本論文共分為五個部分,第一部分分析了不斷變化的市場環(huán)境,并結(jié)合KA公司的實際情況,闡述了本論文研究的背景、研究目的以及KA公司必須加快實施供應(yīng)鏈采購管理的意義,并分析了本論文研究的主要內(nèi)容、思路與研究框架以及研究方法。第一.部分闡述了供應(yīng)鏈以及供應(yīng)鏈管理的概念、采購與供應(yīng)鏈采購的概念,分析了傳統(tǒng)采購管理和供應(yīng)鏈管理模式下采購管理的主要特點以及供應(yīng)鏈模式下的采購管理與傳統(tǒng)采購管理的差異。第三部分介紹了 KA公司的基本情況和KA公司采購管理的現(xiàn)狀,重點分析了目前KA公司在采購管理中存在的主要問題:采購效率低,采購成本高,采購部門和計劃部門信息不共享;對供應(yīng)商缺乏有效的選擇、控制、管理科和激勵措施;庫存管理不到位等等。第四部分基于KA公司采購管理存在的問題,結(jié)合理論和KA公司的實際情況提出了切實可行的改進措施:在內(nèi)部和外部資源不協(xié)調(diào)方面,以供應(yīng)鏈采購管理的理論和特點為依據(jù),提出了改進的方法,KA公司需強調(diào)內(nèi)部協(xié)調(diào)與外部交換職能相統(tǒng)一,注重外部資源管理;在供應(yīng)商管理方面存在的問題,以供應(yīng)商管理的相關(guān)理論為依據(jù),提出了切實可行的改進措施:首先優(yōu)化KA公司的供應(yīng)商評價與選擇的指標體系,其次建立供應(yīng)商績效考核制度,并加強激勵機制,再次對供應(yīng)商實行分類管理;在庫存管理存在的問題,以庫存管理的相關(guān)理論和方法為依據(jù),為KA公司實現(xiàn)向供應(yīng)鏈管理的轉(zhuǎn)變提出了改善庫存管理的新舉措:實行ABC分類法,補充實行VMI供應(yīng)商管理庫存模式,并詳細闡述了這兩類庫存方法實施的可行性及具體步驟,以此來降低KA公司的庫存。第五部分在結(jié)束語中對本文的研究成果進行了總結(jié),并說明供應(yīng)鏈采購管理并不是一成不變的,需結(jié)合實際情況調(diào)整策略,并不斷的進行優(yōu)化。為了順利將供應(yīng)鏈采購管理融入到企業(yè)中,KA公司必須就采購管理架構(gòu)進行重組,制定規(guī)范的采購流程,加強企業(yè)內(nèi)部之間、企業(yè)內(nèi)部和外部的信息共享,為供應(yīng)鏈采購管理新模式的實施提供保障。
[Abstract]:With the rapid development of modern science and technology and the acceleration of economic globalization, the market competition is becoming more and more fierce. Enterprises want to survive in such a fierce market and gain competitive advantage. While innovating technology, they must also adopt the mode of supply chain management to ensure product quality while reducing costs and improving their own market. Competitiveness. Purchasing, as one of the most important links in supply chain management, is also the starting link of the supply chain. It plays an important role in the whole supply chain system and has a great impact. The cost and pricing of purchasing will affect the cost and pricing of the enterprises in the middle and lower reaches of the supply chain, and then affect the competitiveness of the whole supply chain. Effective purchasing management can optimize inventory control, reduce inventory costs, shorten delivery cycles, improve on-time delivery of products, inventory turnover and product quality, thereby enhancing market competitiveness, so that enterprises in the fast changing market in a leading position. This paper is divided into five parts. The first part analyzes the changing market environment, and combines with the actual situation of KA company, expounds the background of this paper. The purpose of the study and the significance that KA Company must speed up the implementation of supply chain procurement management are discussed. The main contents, ideas, research framework and research methods of this paper are also analyzed. Firstly, the concepts of supply chain and supply chain management, procurement and supply chain procurement are expounded, and the traditional procurement management and supply chain management are analyzed. The main characteristics of purchasing management under the mode of supply chain and the differences between purchasing management and traditional purchasing management under the mode of supply chain are introduced in the third part. In the fourth part, based on the problems of KA company's purchasing management, combining with the theory and the actual situation of KA company, the author puts forward feasible improvement measures: in the internal and external resources uncoordination, in order to solve the problem of supplier's lack of effective selection, control, management and incentive measures; in the inventory management is not in place and so on. Based on the theory and characteristics of supply chain purchasing management, this paper puts forward some methods for improvement. KA company should emphasize the unity of internal coordination and external exchange functions, and pay attention to external resource management. The index system of supplier evaluation and selection is set up, the supplier performance appraisal system is established, and the incentive mechanism is strengthened, and the supplier is managed by classification again. Initiative: Implement ABC classification, supplement VMI vendor managed inventory model, and elaborate the feasibility and concrete steps of implementing these two inventory methods to reduce KA company's inventory. In order to integrate the supply chain procurement management into the enterprise smoothly, KA company must reorganize the procurement management framework, formulate the standard procurement process, strengthen the information sharing between enterprises, inside and outside enterprises, and provide the implementation of the new mode of supply chain procurement management.
