【摘要】:競爭是市場經(jīng)濟(jì)環(huán)境中企業(yè)發(fā)展的強(qiáng)大動(dòng)力,在現(xiàn)代大生產(chǎn)條件下,企業(yè)的競爭已經(jīng)演變?yōu)楣⿷?yīng)鏈的競爭。庫存管理作為供應(yīng)鏈中的必要環(huán)節(jié),對(duì)供應(yīng)鏈實(shí)現(xiàn)集成管理以及供應(yīng)鏈上各節(jié)點(diǎn)實(shí)現(xiàn)合作起到十分重要和關(guān)鍵的作用。本論文采取理論研究與實(shí)證分析相結(jié)合的方式,較為全面地分析了飼料生產(chǎn)企業(yè)HNJJ公司的庫存管理現(xiàn)狀,梳理出公司庫存管理方面存在的不足,提出了具體的優(yōu)化方案,并通過運(yùn)行實(shí)踐,驗(yàn)證了新方案的可操作性、可行性和有效性。新的庫存管理優(yōu)化方案主要從需求預(yù)測管理入手,對(duì)企業(yè)的原材料先期供應(yīng)、信息資源共享、供應(yīng)商考評(píng)評(píng)估、產(chǎn)品分類管理等諸多方面進(jìn)行分析,采取針對(duì)性的控制措施進(jìn)行優(yōu)化完善:在需求預(yù)測管理方面,針對(duì)公司供應(yīng)商供貨不穩(wěn)定的問題,同客戶建立月浮動(dòng)比例和權(quán)責(zé)協(xié)議,有效保證材料供應(yīng)的持續(xù)性;在原材料先期供應(yīng)管理方面,合理選擇確定供應(yīng)商,把好供應(yīng)“源頭”和質(zhì)量,為企業(yè)運(yùn)營規(guī)避風(fēng)險(xiǎn)和障礙;在信息資源共享管理方面,探索建立供應(yīng)鏈信息共享機(jī)制,優(yōu)化整條供應(yīng)鏈上所有相關(guān)方的庫存量,降低庫存管理成本;在供應(yīng)商考評(píng)評(píng)估管理方面,修改完善HNJJ公司對(duì)供應(yīng)商既有的考評(píng)指標(biāo)體系和標(biāo)準(zhǔn),按照“精而實(shí)”的思路細(xì)化量化內(nèi)容條款,促使考核評(píng)估結(jié)果更加貼近實(shí)際、更加實(shí)用;在產(chǎn)品分類管理方面,運(yùn)用精細(xì)化管理理念,采用國際上慣用的ABC分類法,使公司庫存管理更加具有彈性。HNJJ公司通過對(duì)供應(yīng)鏈庫存管理優(yōu)化方案經(jīng)過運(yùn)行實(shí)踐,公司的庫存周轉(zhuǎn)率、準(zhǔn)時(shí)交貨率和運(yùn)費(fèi)成本等指標(biāo)較往年同期得到有效的改善和提高。由此證明,論文提出的供應(yīng)鏈競爭環(huán)境下庫存管理優(yōu)化方案是有效且可持續(xù)實(shí)施的。
[Abstract]:Competition is a powerful driving force for the development of enterprises in the market economy environment. Under the condition of modern large-scale production, the competition of enterprises has evolved into the competition of supply chain. As a necessary link in the supply chain, inventory management plays a very important and key role in the integrated management of the supply chain and the cooperation of each node in the supply chain. In this paper, by combining theoretical research with empirical analysis, the present situation of stock management in feed production enterprise HNJJ Company is comprehensively analyzed, the deficiencies in inventory management of HNJJ Company are combed out, and the specific optimization scheme is put forward. The feasibility, feasibility and effectiveness of the new scheme are verified by running practice. The new inventory management optimization scheme mainly starts with the demand forecasting management, and analyzes many aspects of the enterprise, such as the advance supply of raw materials, the sharing of information resources, the evaluation and evaluation of suppliers, the classification management of products, and so on. Take targeted control measures to optimize and improve: in the demand forecasting management, in view of the company supplier supply instability, establish monthly floating ratio and rights and responsibilities agreement with customers, effectively ensure the sustainability of material supply; In the aspect of raw material supply management in advance, we should reasonably select and determine suppliers, make good supply "source" and quality, avoid risks and obstacles for enterprise operation, explore the establishment of supply chain information sharing mechanism in the aspect of information resource sharing management. Optimize the inventory of all relevant parties in the whole supply chain, reduce the cost of inventory management, modify and improve the existing evaluation index system and standards of HNJJ company for supplier evaluation and evaluation management, According to the idea of "fine and solid", the quantitative content clauses are refined, and the assessment results are made closer to reality and more practical. In product classification management, the concept of fine management is used, and the ABC classification method, which is commonly used in the world, is adopted. HNJJ Company has improved its inventory turnover, on-time delivery rate and freight cost through the operation of the optimized inventory management scheme of supply chain, which is more flexible. HNJJ has effectively improved and improved compared with the same period in previous years. It is proved that the inventory management optimization scheme proposed in this paper is effective and sustainable.
