湛江市某大型住宅項(xiàng)目施工管理研究

【摘要】:本項(xiàng)目為新型的居住小區(qū),,規(guī)模比較大,建筑面積達(dá)55萬(wàn)平方,分為4期共7個(gè)批次完成,建成后可容納五千多戶(hù)約16000人居住。由于項(xiàng)目開(kāi)發(fā)周期較長(zhǎng)且每個(gè)批次的工期非常緊張,前后參與建設(shè)單位眾多,項(xiàng)目施工、驗(yàn)收工作繁瑣,因此,作為項(xiàng)目的建設(shè)單位對(duì)項(xiàng)目進(jìn)行科學(xué)的管理意義非常重大,這不僅關(guān)系到項(xiàng)目是否能夠按計(jì)劃順利開(kāi)展、推進(jìn)、驗(yàn)收、交付,且涉及復(fù)雜的合同履約、費(fèi)用索賠等問(wèn)題,而最終影響到項(xiàng)目能否盈利的最終目的。 本文筆者站在建設(shè)單位項(xiàng)目負(fù)責(zé)人的角度,對(duì)整個(gè)項(xiàng)目建設(shè)階段的全過(guò)程進(jìn)行項(xiàng)目管理。分別著重從項(xiàng)目的施工質(zhì)量、安全、成本、進(jìn)度管理,以及現(xiàn)場(chǎng)的施工組織協(xié)調(diào)等各方面進(jìn)行多方位的分析,并將理論結(jié)合實(shí)踐,運(yùn)用了各種研究分析方法對(duì)上述項(xiàng)目管理要點(diǎn)進(jìn)行了科學(xué)、系統(tǒng)的研究,例如:質(zhì)量管理方面應(yīng)用排列圖法進(jìn)行研究分析;安全管理方面應(yīng)用海因里希因果連鎖理論;成本管理方面應(yīng)用掙值分析法;進(jìn)度管理方面應(yīng)用PDCA理論方法等。最終將本項(xiàng)目的管理經(jīng)驗(yàn)與國(guó)內(nèi)同類(lèi)項(xiàng)目的管理經(jīng)驗(yàn)進(jìn)行對(duì)比,得出一些普遍性管理方案,以此為后續(xù)的類(lèi)似項(xiàng)目提供有益的參考。
[Abstract]:This project is a new residential area with a large scale and a construction area of 550000 square. It is divided into 4 phases and 7 batches, which can accommodate more than 5,000 households and about 16000 people after completion. Because the project development cycle is long and the construction period of each batch is very tight, there are many participating units before and after construction, the construction and acceptance work of the project is complicated, so it is very important for the construction unit to manage the project scientifically. This is not only related to whether the project can be carried out smoothly, advanced, accepted and delivered as planned, but also related to the complicated contract performance, cost claim and so on, and ultimately affects the final purpose of whether the project can be profitable. From the point of view of the project leader of the construction unit, the author manages the whole process of the whole project construction stage. Focusing on the project construction quality, safety, cost, schedule management, and site construction organization coordination and other aspects of the analysis, and combining theory with practice, This paper uses various research and analysis methods to carry out scientific and systematic research on the above project management points, such as: quality management using permutation diagram method, safety management using Heinrich causality linkage theory, and so on. Earned value analysis is used in cost management, PDCA theory and method are used in schedule management. Finally, the management experience of this project is compared with the management experience of similar projects in China, and some general management schemes are obtained, which can provide a useful reference for the similar projects in the future.
