【摘要】：在職能部門為主的公司中，，為某一特殊項(xiàng)目成立項(xiàng)目小組，很多企業(yè)都遇到過各種難題。職能型企業(yè)的管理者為此做過各種嘗試，本文也是以A公司為例在此方面做了一些有益的探索，希望通過對(duì)平衡型矩陣項(xiàng)目管理模式的流程再造，對(duì)此類型企業(yè)項(xiàng)目管理提供思路。 本文分析了項(xiàng)目管理和流程再造的基本理念以及最新的研究進(jìn)展，從項(xiàng)目管理中關(guān)鍵人員的選擇出發(fā)，通過項(xiàng)目經(jīng)理和項(xiàng)目成員的充分競爭，將項(xiàng)目的組織邊界動(dòng)態(tài)化。同時(shí)引入項(xiàng)目協(xié)調(diào)人機(jī)制，加強(qiáng)項(xiàng)目不同成員之間的溝通，實(shí)現(xiàn)組織結(jié)構(gòu)的扁平化，并用EISA方法對(duì)項(xiàng)目流程再造，希望以此解決平衡型矩陣項(xiàng)目管理中的問題。最后從通過A公司項(xiàng)目管理中的一個(gè)實(shí)際問題出發(fā)，從項(xiàng)目成員的選擇和激勵(lì)、項(xiàng)目內(nèi)部成員的溝通和項(xiàng)目辦事流程優(yōu)化等方面進(jìn)行了流程再造，最終項(xiàng)目順利完成。
[Abstract]:Many enterprises have encountered various difficulties in setting up project teams for a special project in a company with the main functions. The managers of the functional enterprises have made all kinds of attempts for this purpose. This article also takes A company as an example to do some beneficial exploration in this aspect, hoping that through the process reengineering of the balanced matrix project management mode, the project management of this type of enterprise can be provided with ideas. This paper analyzes the basic concepts of project management and process reengineering and the latest research progress, starting from the selection of key personnel in project management, through the full competition between project manager and project members. At the same time, the project coordinator mechanism is introduced to strengthen the communication among the different members of the project, to realize the flattening of the organizational structure, and to reengineer the project process with EISA method. We hope to solve the problem of balanced matrix project management. Finally, starting from a practical problem in project management of company A, from the selection and encouragement of project members, The internal members of the project communication and project process optimization aspects of the process reengineering, the final project successfully completed.
