企業(yè)精益化管理的戰(zhàn)略地圖及評價(jià)研究

【摘要】:21世紀(jì)以來,.尤其是互聯(lián)網(wǎng)的發(fā)展勢頭相當(dāng)迅猛,使得.全球經(jīng)濟(jì)一體化進(jìn)程不斷加速,再加上金融危機(jī)、歐債危機(jī)的沖擊,使得國際經(jīng)營環(huán)境很不穩(wěn)定。而國內(nèi),國家經(jīng)濟(jì)發(fā)展進(jìn)入新常態(tài),必須轉(zhuǎn)變經(jīng)濟(jì)發(fā)展方式。在國際和國內(nèi)環(huán)境的雙重沖擊下,我國企業(yè)普遍存在的粗放式經(jīng)營模式的缺點(diǎn)暴露無疑。精益化管理作為21世紀(jì)最先進(jìn)的管理模式之一,是一種有效減少浪費(fèi),為企業(yè)創(chuàng)造更大價(jià)值的管理方式,能夠幫助企業(yè)實(shí)現(xiàn)健康可持續(xù)發(fā)展。本文首先構(gòu)建了企業(yè)精益化管理的戰(zhàn)略地圖,先是對企業(yè)精益化管理的戰(zhàn)略地圖進(jìn)行頂層設(shè)計(jì),明確戰(zhàn)略地圖的基本框架,建立持續(xù)改善的管理循環(huán)模式,然后依照構(gòu)建的戰(zhàn)略地圖基本框架,從精益化管理戰(zhàn)略目標(biāo)的制定開始,分析企業(yè)的精益財(cái)務(wù)以及精益客戶,確定企業(yè)的精益內(nèi)部流程以及所需的精益學(xué)習(xí)與成長的建設(shè),最終完成精益化管理戰(zhàn)略地圖的制定。然后根據(jù)構(gòu)建的戰(zhàn)略地圖實(shí)施精益化管理工作。隨后對企業(yè)精益化管理的實(shí)施效果進(jìn)行評價(jià),采用層次分析—熵值法和模糊綜合評價(jià)法相結(jié)合的評價(jià)法進(jìn)行評價(jià),首先確定綜合評價(jià)指標(biāo)體系,然后運(yùn)用層次分析—熵值法確定指標(biāo)的復(fù)合權(quán)重,并運(yùn)用多級模糊綜合評價(jià)法進(jìn)行評價(jià)并分析評價(jià)結(jié)果。最后以R啤酒企業(yè)為例進(jìn)行案例分析,在對R啤酒企業(yè)的精益化管理依照戰(zhàn)略地圖展開研究的基礎(chǔ)上,對其精益化管理的實(shí)施效果進(jìn)行評估,再根據(jù)評估結(jié)果提出改進(jìn)策略。企業(yè)精益化管理的戰(zhàn)略地圖是從企業(yè)全局角度整體把握、引導(dǎo)和推進(jìn)企業(yè)精益化管理實(shí)踐,旨在構(gòu)建一套科學(xué)的管理模式,增強(qiáng)精益組織、人力、信息、制度、領(lǐng)導(dǎo)力等無形資產(chǎn)與精益內(nèi)部流程的協(xié)調(diào)性,與企業(yè)精益戰(zhàn)略目標(biāo)的一致性,使企業(yè)持續(xù)改善,最終走向精益之路。
[Abstract]:Since the 21st century, In particular, the rapid development of the Internet, make. The accelerating process of global economic integration, coupled with the financial crisis, the impact of the European debt crisis, makes the international business environment very unstable. At home, the national economic development into the new normal, must change the mode of economic development. Under the dual impact of the international and domestic environment, the shortcomings of the extensive business model in Chinese enterprises are exposed without doubt. Lean management, as one of the most advanced management modes in the 21st century, is a management mode that can effectively reduce waste and create greater value for enterprises. It can help enterprises to realize healthy and sustainable development. Firstly, this paper constructs the strategic map of lean management of enterprises. Firstly, it designs the strategic map of lean management at the top level, defines the basic framework of the strategic map, and establishes the continuous improvement of the management cycle mode. Then according to the basic framework of the strategic map, starting with the formulation of the strategic goal of lean management, we analyze the lean finance and lean customers, and determine the lean internal process and lean learning and growth of the enterprise. The final completion of lean management strategy map formulation. Then the lean management is implemented according to the strategic map. Then the implementation effect of lean management of enterprises is evaluated, and the comprehensive evaluation index system is determined by the combination of analytic hierarchy process (AHP) and entropy method and fuzzy comprehensive evaluation method. Then, the composite weight of the index is determined by the analytic hierarchy process (AHP) -entropy method, and the multilevel fuzzy comprehensive evaluation method is used to evaluate and analyze the evaluation results. Finally, taking R beer enterprise as an example to analyze the case, on the basis of studying the lean management of R beer enterprise according to the strategic map, this paper evaluates the effect of the lean management, and then puts forward the improvement strategy according to the evaluation result. The strategic map of lean management of enterprises is to grasp, guide and promote the practice of lean management from the overall perspective of enterprises, aiming at constructing a set of scientific management mode, strengthening lean organization, manpower, information and system. The coordination of intangible assets such as leadership and Lean's internal process and the consistency with the enterprise's lean strategic goal make the enterprise continuously improve and finally go to the Lean road.
