【摘要】：M公司作為全球著名的產(chǎn)品多元化公司的中國子公司,其汽車貼膜產(chǎn)品在國內(nèi)一直享有較高的知名度。但近年來隨著市場競爭的日益加劇,來自生產(chǎn)成本及生產(chǎn)效率的壓力逐步顯現(xiàn)。為了提高產(chǎn)品競爭力,在M公司推行精益生產(chǎn)變得勢在必行。本文以M公司車膜成品車間為研究對象,分析出當(dāng)前車膜成品車間在產(chǎn)品工藝流程、現(xiàn)場布局、生產(chǎn)計劃、標(biāo)準(zhǔn)化作業(yè)、現(xiàn)場溝通及5S等方面的問題點。通過對車膜生產(chǎn)流程繪制當(dāng)前價值流圖和未來價值流圖,以減少各工序生產(chǎn)周期,縮短產(chǎn)品交付時間。通過對車膜成品車間包裝區(qū)域布局進行改進,使該區(qū)域物流路線順暢,降低了在制品庫存,提高了產(chǎn)品質(zhì)量。連同技術(shù)部門開發(fā)了以拉動式生產(chǎn)為主的電子生產(chǎn)計劃管理系統(tǒng)E-heijunka,使生產(chǎn)計劃管理目視化,提高生產(chǎn)計劃效率。通過ECRS工具對車膜車間的復(fù)繞工序進行分析并標(biāo)準(zhǔn)化,降低了單位產(chǎn)出的周期時間,提高產(chǎn)出效率。引進了層級會議制度,快速處理日常問題點并進行任務(wù)跟蹤,優(yōu)化了管理者的工作效率,促進了支持團隊與生產(chǎn)團隊的合作。通過全員集中改善并制定相應(yīng)5S標(biāo)準(zhǔn),加強5S現(xiàn)場執(zhí)行,使車膜車間成為M公司的5S標(biāo)桿車間。通過實施精益生產(chǎn),使得車膜成品車間的精益化水平逐步提升。本文針對M公司車膜成品車間的精益生產(chǎn)應(yīng)用研究取得了一定成果。目前中國制造行業(yè)中存在眾多的民營及中小型企業(yè),也存在著一定相似性問題,因此在M公司車膜成品車間實現(xiàn)的精益化改善在其他公司也存在著極大的推廣作用。
[Abstract]:M Company, as a Chinese subsidiary of global famous product diversification company, has been enjoying high popularity in China. But in recent years, with the increasing competition in the market, the pressure from production cost and production efficiency gradually appears. In order to improve the competitiveness of products, the implementation of lean production in M Company has become imperative. In this paper, we take the automobile film finished product workshop of M Company as the research object, and analyze the problems in the production process, site layout, production plan, standardization operation, field communication and 5S etc. The current value flow chart and the future value flow diagram are drawn to reduce the production cycle of each process and shorten the product delivery time. By improving the packing area layout of the vehicle film finished product workshop, the logistics route of this area is smooth, the in-process inventory is reduced, and the product quality is improved. Together with the technical department, an electronic production planning management system E-heijunkahas been developed, which is based on pull production, which makes the production planning management visual and improves the efficiency of production planning. Through the analysis and standardization of the rewinding process in the automobile film workshop by ECRS tool, the cycle time of the unit output is reduced and the output efficiency is improved. The introduction of hierarchical meeting system, quick handling of daily problems and task tracking, optimize the work efficiency of managers, and promote the cooperation between the support team and the production team. The 5S standard was improved and the 5S field execution was strengthened, so that the vehicle film workshop became the 5S benchmarking workshop of M Company. Through the implementation of Lean production, the Lean level of the finished car film workshop is gradually improved. In this paper, some achievements have been made in the lean production application research of M Company. At present, there are many private enterprises and small and medium-sized enterprises in the manufacturing industry in China, and there are some similar problems, so the Lean improvement realized in the workshop of automobile membrane finished products of M Company also has great promotion function in other companies.
