LWK(深圳)有限公司轉型戰(zhàn)略研究

【摘要】:戰(zhàn)略的根本目的是要解決企業(yè)的發(fā)展問題。轉型戰(zhàn)略是戰(zhàn)略改變的一種特殊形式,是企業(yè)與變化著的環(huán)境不斷對話的過程,其主要目的是保正企業(yè)所擁有的特異性資源與企業(yè)面臨的環(huán)境相適應,從而增強企業(yè)的市場競爭優(yōu)勢,增進企業(yè)的持續(xù)進步。轉型成功的關鍵在于獲取和培養(yǎng)"企業(yè)對外部環(huán)境的準確把握能力"和"企業(yè)內部要有與外部環(huán)境適應的關鍵資源"。隨著中國房地產(chǎn)市場的降溫及政策的持續(xù)調控,中國建筑設計市場總量也隨之日漸萎縮。然而,當前在中國建筑設計企業(yè)數(shù)量、設計人員隊伍卻很龐大,整個建筑設計行業(yè)發(fā)展面臨嚴峻形勢,行業(yè)整體面對任務不足,市場競爭相當激烈,業(yè)務規(guī)模受到強烈沖擊。梁黃顧筑設計(深圳)有限公司目前的發(fā)展戰(zhàn)略已與外部環(huán)境出現(xiàn)沖突,為能在市場競爭中獲取持續(xù)發(fā)展,企業(yè)必須通過轉型發(fā)展,通過對各個業(yè)務部門進行調整、收縮規(guī)模、節(jié)約開支、挖掘潛力等措施積極應對。本文理論聯(lián)系實際,在企業(yè)的外部環(huán)境分析時,本文通過運用PEST分析方法對LWK(深圳)所在的外部進行宏觀總體環(huán)境分析,并運用波特五力競爭模型的方法分析LWK(深圳)所在的建筑設計行業(yè)進行行業(yè)分析,從而歸納出LWK(深圳)在整個建筑設計行業(yè)所具有的機遇和威脅;在企業(yè)的內部資源分析時,本文通過SWOT模型分析法找出企業(yè)內部存在的優(yōu)勢、劣勢,并得出企業(yè)的SO、ST、WO、WT等戰(zhàn)略,并通過深入地分析,從而制定出符合LWK(深圳)實際的發(fā)展轉型戰(zhàn)略:"實行專業(yè)化、特色化的轉型"。并在其指導下,進行經(jīng)營戰(zhàn)略、業(yè)務層戰(zhàn)略、人力資源戰(zhàn)略、品牌戰(zhàn)略等的重新規(guī)劃,通過明確戰(zhàn)略目標,健全公司組織機構,增強企業(yè)員工的成本意識,推動內部管理制度建設,加強企業(yè)文化建設等保障措施,形成促進轉型戰(zhàn)略得以成功實施。
[Abstract]:The fundamental purpose of the strategy is to solve the problem of development of the enterprise. Strategic transformation is a special form of strategic change, is the process of enterprise and the changing environment constantly, its main purpose is to face the resource and enterprise specific insurance is owned by the enterprise environment, so as to enhance the enterprise market competitive advantage promote the continuous progress of the enterprise. The key to success lies in the transformation to acquire and develop "enterprise of the external environment the ability to accurately grasp the" and "enterprise internal and external environment to adapt to the key resources. With the continuous cooling and China regulation policy of the real estate market, the total China architectural design market has been shrinking. However, the current number of China in architectural design company, the design team is very large, the development of the architectural design industry is facing the grim situation facing the industry, the overall task is insufficient, the market competition.
